Origin Story · The Customer Who Hired a Milkshake
Harvard's Clayton Christensen codified the metaphor: people don't buy products because they "want the thing," they buy them because a job showed up in their life and they need to hire something to get it done. A fast-food chain discovered its milkshakes sold absurdly well at the morning rush — commuters were "hiring the milkshake" to do a very specific job: kill a boring commute, drink one-handed, and stay full until lunch. Its real competition wasn't other milkshakes — it was bagels, bananas, and coffee. Make it thicker and more filling and it gets re-hired; make it too hard to suck through the straw, or impossible to reach while driving, and it gets fired. The line to keep: customers don't buy products, they hire them to do a job — and they fire them the second the job falls short.

Hire & Fire in the Real World

The hiring lens: customers don't buy features, they hire products to finish a job. Asking "what was I hired to do" gets you closer to the truth than "what features do I have."
Why you get fired: post-mortem churned customers like you'd debrief a fired employee — it's almost never a missing headline feature, it's the small friction that finally pushed them over.
Friction hot-spots: an extra signup step, three seconds of latency, a form that's too long, a support ticket left on read. Friction is the silent termination notice — hunt it down stage by stage.
Retention = re-hire: your real competitor often sits outside your category. Do the job with less hassle and leave no reason to swap — that's how you stay hired.
一句话In One Line
Teams love comparing whose feature list is longer, and miss the fact that customers were never shopping for features — they were hiring a helper to get a job done. Switch to the hiring lens and the question sharpens instantly: not "which feature am I missing," but "what job was I hired to do, and which friction is going to get me fired." The answer is usually counter-intuitive — your real competitor isn't in your category, and the reason you got fired isn't a missing headline feature, it's a small friction you brushed off. So the real growth lever is rarely "ship one more feature" — it's remove one more reason to be fired. Stop chasing new customers and start removing the reasons your existing ones might walk.
Common Mistakes
Drawing your competitive set only within your own category. Under the hiring lens, your competition is anything that can get the same job done — the milkshake's rival is a bagel.
Reacting to churn by shipping more features. Debrief why you got fired first — it's almost always a small friction, not a missing headline feature.
Obsessing over acquisition while ignoring why you got fired. Removing one reason to fire you usually pays off more than adding one more feature.
