Story · The Three-Layer Ledger of a Watch
On the functional job — telling the time — a $30 quartz watch is actually more accurate than a Rolex. Yet a Rolex sells for tens of thousands, and you still have to wait in line. All that extra value lives in the other two layers: it completes the owner's emotional job ("I rewarded the hard-working version of me, I deserve this") and social job ("I'm telling everyone, without saying a word, that I made it"). Christensen and the JTBD school keep hammering the same point: the functional layer is just the ticket to the game; the emotional and social layers are where premium and loyalty come from. Products fixated on function spend their lives racing on speed and price, eventually drowning in a red ocean. Products that hit the emotional and social layers? Customers shrug and say "yeah, it's expensive, and I'm fine with that" — because they aren't really buying the function.

The Three Layers in the Real World

Functional job: get the concrete thing done — open the package, arrive at the destination, read the time. Easy to measure, and the easiest place for a competitor to undercut you on speed and price.
Emotional job: how the customer feels inside — calm, not embarrassed, a sense of accomplishment. Same task, but if you make it feel good, it's worth more.
Social job: how others see me — looking professional, looking tasteful, getting approval from peers. The core battleground for luxury and social products.
Premium moat: function is copyable; the emotional and social layers are not. Brand equity, at its core, is the ability to keep doing the customer's emotional and social jobs over the long haul.
一句话In One Line
Engineers instinctively only look at the functional layer — "can it do the job, and how fast?" But the functional layer is a red ocean: as long as you can get the job done, a competitor can always do it faster and cheaper. You're earning sweat money. JTBD nudges you to look two rings outward: while doing the functional job, customers are always quietly doing emotional and social jobs too — they don't only want "cut open the package", they also want "don't look like a clumsy idiot in front of my friends". Whoever sees the outer two rings first earns the premium and the loyalty. That's why the same function gets sold by the pound in some products and treated as a status symbol in others — the difference isn't in the function, it's in which invisible jobs the product is doing for the customer.
Common Mistakes
Optimizing only the functional layer, racing on speed and price. Function is the ticket to the game; the emotional and social layers carry the premium — stop drowning in the red ocean of price wars.
Forcing emotional and social layers onto every product. First figure out which layer this job really lives in: medical devices lead with function, luxury goods lead with the social layer.
Treating the emotional and social layers as "marketing copy". They are real needs. Bake them into the product experience — don't just glue them onto the ad.
