物理学家出身的高德拉特(Eliyahu Goldratt)在《目标》里发问:一家工厂的目标到底是什么?
答案是赚钱。可传统成本会计鼓励每个工位都「满负荷」以摊薄单位成本 —— 结果车间堆满半成品库存,
钱赚得反而更少。高德拉特用三个量重新对准目标:有效产出 T 只在产品真正卖出时才算数(不是做出来就算);
库存 I 是所有压在原料、在制品、设备上等待变现的钱;运营费用 OE 是为了把 I 转成 T 而持续花的开销。
于是净利就是 NP = T − OE,投资回报就是 ROI = (T − OE) / I。
这套语言的威力在于它的不对称:OE 最多砍到零、I 最多压到必需,唯有 T 没有上限 ——
所以高德拉特反复强调:先想怎么增 T,砍成本只是配角。
Physicist-turned-management-thinker Eliyahu Goldratt opened The Goal with one question: what is a factory actually for?
The answer: to make money. Yet traditional cost accounting rewards every workstation for running flat-out, supposedly to spread fixed cost across more units. The shop floor fills with WIP, cash gets locked up, and the business earns less.
Goldratt reset the scoreboard around three numbers. Throughput T counts only when product is actually sold — not when it's made.
Inventory I is every dollar tied up in raw material, work-in-process, and equipment waiting to convert into sales.
Operating Expense OE is what you spend continuously to turn I into T.
Net profit collapses to NP = T − OE; return on investment becomes ROI = (T − OE) / I.
The power of this language is its asymmetry: OE bottoms out at zero, I bottoms out at the minimum you need to run, but T has no upper limit.
That's why Goldratt kept hammering one rule: think about growing T first — cost cutting is a bit player.

从当前点出发:绿线是「不断增 T」对 NP 的影响(可一路向上延伸), 红线是「不断砍 OE」对 NP 的影响 —— OE 一旦砍到 0 就到头,红线撞墙。 这就是 TOC 优先增 T 的几何理由。 Starting from today's NP: the green line is "keep growing T" — it can run upward indefinitely. The red line is "keep cutting OE" — the moment OE hits 0, the red line slams into a wall. That's the geometric reason TOC always grows T first.
3 现实里的 TOC 财务 TOC accounting in practice
有效产出会计:用 T/I/OE 取代单位成本核算,避免「为降单位成本而过量生产」的陷阱。
Throughput accounting: swap unit-cost allocation for T/I/OE — and stop overproducing just to dilute fixed cost.
改善决策:每个改善先问它增 T / 降 I / 降 OE 哪一个,优先级一目了然。
Improvement decisions: ask first whether it grows T, shrinks I, or trims OE — priority becomes obvious.
投资评估:ROI=(T−OE)/I 让设备投资、库存策略用同一把尺子比较。
Investment evaluation: ROI = (T − OE) / I lets capex and inventory policy compete on the same ruler.
增 T vs 砍成本:裁员降 OE 立竿见影但有底,提升瓶颈产出增 T 才是长期引擎。

公司账面更「高效」却赚得更少。TOC 用 T、I、OE
三个量把焦点拉回唯一目标 —— 赚钱。三量里 OE 和 I 都有硬下限:
OE 最多砍到零(再砍公司就停转)、I 最多压到运营必需。唯独 T 没有上限,
只要市场和瓶颈允许,它可以一直涨。NP = T − OE 和 ROI = (T − OE)/I 这两个公式同时受惠于增 T ——
增 T 让分子直接变大;而砍 OE 只动分子里的减项,且很快触底。
所以 TOC 的财务结论极其干脆:先增 T,再降 I,最后才轮到砍 OE。
Traditional cost accounting fixates on lowering unit cost, so every department pushes for maximum utilization. Inventory (I) balloons, cash freezes, the books look "efficient", and the business earns less.
TOC pulls focus back to the only goal — make money — through T, I, and OE.
Two of them have hard floors: OE bottoms out at zero (cut further and the firm stops); I bottoms out at the bare minimum needed to operate.
Only T has no ceiling — as long as the market and the bottleneck allow, it can keep climbing.
NP = T − OE and ROI = (T − OE) / I both benefit from growing T (the numerator rises directly), while cutting OE only chips at the subtraction term and quickly bottoms out.
TOC's financial conclusion is therefore brutally simple: grow T first, then shrink I, and only then cut OE.
常见误用
Common mistakes
把产品「做出来」就计入 T。T 只在产品真正卖出收钱时才算,否则只是库存 I。
Counting product as T the moment it's made. T counts only when a sale brings in money — anything made-not-sold is just inventory I.
一味砍 OE 提利润。OE 有底线且砍过头会伤产能;T 无上限,应优先增 T。
Chasing profit by cutting OE indefinitely. OE has a floor and cutting too deep erodes capacity; T has no ceiling — grow it first.
忽略 I,只看 NP。同样的 NP,I 越小 ROI 越高;降库存能直接拉高回报。
Watching NP while ignoring I. For the same NP, smaller I means higher ROI — shrinking inventory directly lifts return.
