德语 Takt 原指乐队指挥的节拍棒 —— 整支乐队跟着它的节奏走。丰田借这个词定义了生产的「心跳」: 客户每天要 480 件、产线每班有 480 分钟,那么节拍就是每件 1 分钟,产线只需稳稳地每分钟出一件即可, 既不缺货也不堆库存。可难题来了:要小批量、多品种交替生产,就得频繁换型(换模、换料、调机), 而换型一次往往要几小时。换型这么贵,工厂只能把同一品种一次攒一大批做完 —— 库存堆积、响应变慢,节拍名存实亡。 工程师新乡重夫(Shigeo Shingo)把换型动作拆成内部作业(必须停机才能做)外部作业(开机时就能预备), 再尽量把内部转外部、并行化、消除调整,硬是把冲压换模从数小时压到10 分钟以内 —— 这就是 SMED。 换型一便宜,批量就能放小,EPE 从「每月每件」缩到「每班每件」,工厂终于能真正贴着节拍跑。 The German word Takt originally means the conductor's baton — the whole orchestra plays to its beat. Toyota borrowed the word to define the "heartbeat" of production: if the customer needs 480 pieces a day and the shift has 480 minutes, the takt is one piece per minute — the line simply has to put out one piece every minute, no stockouts, no inventory. Then comes the catch: high-mix production demands frequent changeovers (swap the die, swap the material, retune the machine), and a single changeover used to take hours. So expensive a setup forced plants to batch a huge run of one variant at a time — inventory ballooned, response time stalled, and takt became a wall poster. The engineer Shigeo Shingo broke the changeover into internal work (must be done with the machine stopped) and external work (can be prepared while the machine is still running), then converted internal to external, parallelized tasks, and eliminated adjustments — squeezing a press die change from hours down to under ten minutes. That is SMED. Once changeover became cheap, batches could shrink, EPE compressed from "every part every month" to "every part every shift", and the line finally beat in time with the customer.

3 现实里的节拍与换型 Takt and Changeover in the Real World

节拍时间:用 Takt 反推每个工位的循环时间上限,是产线平衡(line balancing)的基准。 Takt time: it sets the ceiling on each station's cycle time and is the baseline for line balancing.
SMED:F1 进站换胎、注塑换模、产线换料都靠内 / 外部作业分离把停机压到极短。 SMED: F1 pit stops, injection-molding die changes, and line material swaps all rely on the same internal/external split to keep machine-down time minimal.

The greatness of SMED is that it converts changeover from "a fixed cost we have to accept" into a variable we can attack — once setup drops from hours to minutes, there is no longer any reason to batch large; batches shrink, EPE shrinks, and small-batch flow becomes feasible. Burn this causal chain in: SMED shortens changeover → economic batch shrinks → EPE shortens → the line finally runs in small batches at customer takt.
常见误用Common Mistakes
把节拍时间当成「越快越好」的产能目标Takt 是客户心跳,超产只会堆库存,关键是稳定贴合而非求快。 Treating takt as a "faster is better" capacity target. Takt is the customer's heartbeat. Beating it just creates inventory; the goal is steady alignment, not raw speed.
换型慢就一律攒大批量先用 SMED 把换型压下来,再让批量随之变小,而不是反过来妥协。 Defaulting to large batches because changeover is slow. Use SMED to shrink the setup first, then let batch size drop with it — do not compromise the other way around.
