User testing — glowing. Then at the go-live review, the CFO said "budget wasn't approved" and it died on the spot. They had obsessed over the users and never figured out who held the money or who had veto power. Management scholar Aubrey Mendelow gave us the answer back in 1991: drop every relevant party onto a 2×2 grid along two axes — Power and Interest. High power + high interest = the allies (or blockers) you must manage closely. High power + low interest = keep them satisfied, because the moment you annoy them they can flip the table. The lesson is brutal: whether a plan succeeds rarely lives in the product itself — it lives in whether you locked down the key people early.

干系人分析:项目启动先列全相关方,别只盯用户,把出钱的、审批的、反对的都摸一遍。 Stakeholder analysis: at kickoff, list every party — not just users. Map out who pays, who approves, who might push back.
影响力地图:分清谁说了算、谁只是关心,把有限的沟通精力投给能左右结果的人。 Influence mapping: separate who decides from who merely cares, and spend your scarce communication bandwidth on the people who can move the outcome.
变革落地:组织变革最常死于「关键人没被搞定」,提前画图找出潜在拦路虎与盟友。 Change management: organizational change usually dies because "the key people weren't locked down". Map it early to surface allies and blockers.
向上管理:老板、高层往往落在「高影响」区,主动管理他们的预期,是项目顺利的关键。 Managing up: bosses and execs almost always sit in the high-power band. Proactively managing their expectations is the difference between smooth and stuck.

In reality, every plan has to pass through layers of humans before it lands. The value of a stakeholder map is forcing you to admit an unromantic truth: your time is finite, and it has to be allocated unequally. Spend it on the top-right people who are both powerful and engaged, keep the high-power-low-interest ones satisfied so they don't flip, and stop over-investing in the rest. Remember: driving anything forward is, at its core, locking down the handful of people who can make it happen — or kill it.
