Origin Story · One diagram for the whole design process
2005 年,英国设计委员会(Design Council)研究了一批顶尖企业的设计流程,想找出它们的共同模式。
结果发现,看似五花八门的做法,其实都能被同一张图概括 —— 两个并排的菱形,他们称之为「双钻」。
第一钻负责找对问题:先发散去广泛调研、理解用户(发现),再收敛把混乱的信息提炼成一句清晰的问题定义(定义)。
第二钻负责做出方案:先发散去大量构思、原型试错(开发),再收敛打磨落地、交付上线(交付)。
这张图最深刻的地方不是四个阶段,而是那两次张开又收拢的呼吸节奏 ——
它提醒每一个设计者:别急着收敛,先让自己充分发散。
In 2005 the British Design Council studied how a handful of world-class companies actually ran their design work, hunting for a shared pattern.
What looked like a dozen wildly different methods turned out to fit one picture: two diamonds, drawn side by side. They called it the Double Diamond.
The first diamond is about framing the right problem: diverge to research widely and understand the user (Discover), then converge to distil the mess into one sharp problem statement (Define).
The second diamond is about building the right solution: diverge to generate concepts and rough prototypes (Develop), then converge to refine, test, and ship (Deliver).
The real punch of this diagram isn't the four labels — it's the two breaths in and out. It quietly reminds every designer: don't converge yet. Diverge properly first.

3 现实里的双钻 The Double Diamond in real work
发散收敛的节奏:每个钻都要先呼气(广撒网)再吸气(聚焦)。只发散不收敛=空想,只收敛不发散=钻牛角尖。
The breathing rhythm: each diamond exhales (cast wide), then inhales (focus). Pure divergence is daydreaming; pure convergence is tunnel vision.
做对的事 vs 把事做对:第一钻保证你解决的是真问题,第二钻保证你把它解决得好。先后顺序不能颠倒。
Right problem vs right solution: diamond one makes sure you're solving a real problem; diamond two makes sure you solve it well. Never swap the order.
四阶段:发现(调研共情)→定义(提炼问题)→开发(构思原型)→交付(打磨上线),是一条可复用的路线图。
Four stages: Discover (research & empathy) → Define (frame the problem) → Develop (ideate & prototype) → Deliver (refine & ship). A reusable roadmap.
避免过早收敛:新手最常在第一个想法上就停下。多停留在发散段一会儿,好答案往往在第七个、第八个点子里。
Beware premature convergence: rookies stop at idea #1. Stay in divergence longer — the great answer is usually idea #7 or #8.
一句话In one line
双钻最值钱的不是那四个阶段名,而是它逼你承认:设计有两种完全不同的思维模式 —— 发散与收敛,必须交替,不能混着用。
发散时不许批评、不许急着选;收敛时才动用判断、做减法。把这两种模式塞在一起,结果就是「刚冒出一个点子就被自己否掉」,发散死在摇篮里。
更深一层:第一钻(做对的事)比第二钻(把事做对)更重要 ——
再精致的执行,如果解决的是个伪问题,也是白费。先把问题找对,再谈方案做好。
The real payload of the Double Diamond isn't the four stage names — it's the admission that design uses two completely different modes of thinking, divergent and convergent, and you must not mix them.
While diverging, no judgement and no early picks. While converging, that's when judgement and pruning earn their keep. Try to run both at once and you get the classic failure mode: every idea gets shot down the moment it appears. Divergence dies in the cradle.
And one level deeper: diamond one (the right problem) matters more than diamond two (the right solution).
The most beautiful execution of the wrong problem is still wasted work. Frame the problem first; perfect the solution second.
常见误用Common mistakes
跳过第一钻,直接想方案。先发现+定义把问题找对,否则方案再好也是解错题。
Skipping diamond one and jumping straight to solutions. Discover + Define first. Otherwise even a perfect solution is the right answer to the wrong question.
发散时就开始否定点子。发散与收敛分开做,发散段只产出不评判。
Critiquing ideas while still diverging. Keep the two modes apart. During divergence, only generate — never judge.
把双钻当成必须一次走完的直线。它是可往返的节奏图,定义不清就回到发现重走。
Treating the Double Diamond as a one-way line. It's a rhythm, not a railroad. If Define is shaky, loop back to Discover.
