Story · Handover day is when the real test begins
很多设计在试产时漂漂亮亮,量产三个月后却悄悄崩盘 —— 不是设计错了,而是没人把质量的「看守职责」交接清楚。
控制计划就是这份交接书:它逐项列出哪些是关键特性(CTQ)、各自的规格是什么、用什么仪器怎么测、多久抽一次样,
以及最容易被省略却最致命的反应计划 —— 超标时由谁负责、隔离哪批货、多快响应。
有了它,量产线上的操作工不需要懂 DFSS,照着表执行就能让质量固化下来;
没有它,设计阶段的努力就像写在沙滩上,潮水一来全没了。
这一步,正是 DFSS 把成果真正移交给生产、自己功成身退的收官动作。
Plenty of designs look immaculate in pilot production and then quietly collapse three months into volume — not because the design was wrong,
but because nobody handed over the "duty to watch quality" cleanly.
A control plan is that handover document: line by line it names the critical characteristics (CTQs), their specs, the gauge and procedure used to measure them, the sampling frequency,
and — easiest to leave out, most lethal when missing — the reaction plan: when something goes out of spec, who owns it, which batch is quarantined, how fast to respond.
With it, the operator on the line doesn't need to understand DFSS — following the table is enough to lock the quality in place.
Without it, all the work in design is written in sand, washed away by the next tide.
This step is exactly how DFSS truly hands off to operations and exits gracefully.
1 两条产线对照:受控 vs 漂移失控 Two Lines Side by Side: In Control vs Drifting Out
待开始Ready两条线起点相同、漂移趋势相同。绿线有控制计划:每隔几批 SPC 抽样,一旦点子逼近控制限就报警纠偏,把过程拽回中心; 红线没人盯:同样的漂移无人察觉,越过规格限后废品哗哗地流。 Same starting point, same drift. The green line has a control plan: SPC samples every few batches, and the moment a point approaches the control limit, an alarm pulls the process back to center. The red line has no one watching: the identical drift goes unnoticed — once it crosses the spec limits, scrap pours out.
2 一份控制计划写什么 What Goes Into a Control Plan
① 控制项 / CTQ:盯哪个关键特性?尺寸、扭矩、清洁度…… 只挑真正影响客户的少数。
① Control item / CTQ: which critical characteristic are you watching? Dimension, torque, cleanliness… pick only the few that truly impact the customer.
② 规格 / 容差:合格的范围(USL / LSL),从设计验证里继承下来。
② Spec / tolerance: the acceptable range (USL / LSL), inherited straight from design verification.
③ 测量方法:用什么量具、什么程序测,量具本身要先过 MSA。
③ Measurement method: which gauge and which procedure — and the gauge itself must clear MSA first.
④ 抽样频率:多久抽几件、画什么控制图 —— 太疏漏报警,太密增成本。
④ Sampling frequency: how often, how many, which control chart — too sparse and you miss the alarm, too dense and the cost balloons.
⑤ 反应计划:超标时谁、多久内、做什么(隔离 / 停线 / 调机 / 上报)。这一栏是控制计划的灵魂 —— 没有它,监控只是看戏。
⑤ Reaction plan: when it's out of spec, who does what within what time (quarantine / stop the line / adjust the machine / escalate). This column is the soul of the control plan — without it, monitoring is just theatre.
3 现实里的控制计划 Control Plans in the Real World
控制计划:APQP / PPAP 的标准交付件,量产前必须评审通过,否则不允许移交生产。
Control plan: a standard APQP / PPAP deliverable — it must be reviewed and approved before launch, or operations won't accept the handover.
量产移交:设计团队把 CTQ、控制方法、反应计划交接给生产与质量,附首件鉴定与培训。
Launch handover: the design team hands the CTQs, control methods and reaction plans to operations and quality, with first-article qualification and on-line training attached.
SPC 监控:用控制图实时看趋势,在漂移变成废品前预警 —— 控制计划的执行抓手。
SPC monitoring: the control chart shows the trend in real time and raises an alarm before drift turns into scrap — the execution arm of the control plan.
防质量漂移:把设计阶段的能力锁进日常作业,是 DFSS 收官、让成果可持续的关键。
Drift defense: locking the design-phase capability into daily SOP work is how DFSS finishes the job and makes the gains last.
一句话In one line
设计验证证明的是「这东西在受控条件下做得出来」,控制计划要保的是「在日复一日的量产里它还做得出来」 —— 这是两件完全不同的事。
机器会磨损、刀具会钝、来料会波动、操作工会换班,过程天然就有向规格限漂移的倾向。
控制计划的本质,是把质量从「靠专家盯着」变成「靠制度自动捕捉」:SPC 在漂移刚冒头时就报警,反应计划规定好谁来纠偏,
于是过程被一次次拽回中心,能力不再随时间衰减。
这也是 DFSS 项目优雅退场的方式 —— 不是把人留在产线,而是把判断力写进一张谁都能执行的表。
但别忘了:控制计划只有被真正执行才有用,挂在墙上没人填的控制图,和没有控制计划一样危险。
Design verification proves "we can make this under controlled conditions". A control plan defends "we can still make it day after day in production" — two completely different jobs.
Machines wear, tools dull, incoming material shifts, shifts change — and the process naturally tends to drift toward the spec limits.
The real point of a control plan is to convert quality from "someone with expertise has to watch it" to "the system catches it automatically": SPC fires the moment drift appears, and the reaction plan names who does the correction.
The process gets pulled back to center again and again, and capability no longer decays with time.
That is also how a DFSS project exits gracefully — not by leaving people on the line, but by writing the judgement into a table anyone can execute.
Just remember: a control plan is only useful if it's actually executed. A control chart hanging on a wall that no one fills in is as dangerous as having no control plan at all.
常见误用Common mistakes
控制计划写完就归档,没人执行。控制图天天填、报警真响应,制度才活着。
Writing the control plan, then filing it and walking away. The chart gets filled in every day and every alarm gets a real response — only then is the system actually alive.
只列控制项和规格,漏掉反应计划。反应计划是灵魂 —— 超标了不知道找谁,监控等于白做。
Listing control items and specs, but skipping the reaction plan. The reaction plan is the soul — if no one knows who to call when it goes out of spec, the monitoring is wasted.
量产移交只发个文件,不做交接培训。生产与质量要真懂 CTQ 与反应流程,才接得住。
Handing over launch with just a document, no training. Operations and quality have to truly understand the CTQs and the reaction flow — otherwise they can't actually catch what you're throwing.
