很多人以为质量屋的左墙只是「列个需求清单」,于是给所有需求一视同仁。可现实里, 客户的需求从来不是同等重要的 —— 有人买车第一看安全,有人第一看省油。 于是左墙多了一列重要度(1~5):它是后面所有计算的权重源头。但光有重要度还不够, 因为客户不是在真空里选你 —— 他在你和对手之间选。 所以质量屋还长出了右墙:把同样几条需求,逐条对比「我方做得怎样、对手做得怎样」。 两面墙一叠,一张表就同时回答了三个问题:客户最在乎什么、我们哪里强哪里弱、 以及最关键的 —— 哪个弱项是客户最在乎、又恰好被对手压着打的。那,就是你该集中火力的地方。 Many teams treat the left wall as a flat list of needs and weight everything the same. Reality doesn't work that way — customer needs are never equally important. One buyer picks the car for safety, another picks it for fuel economy. So the left wall grew an extra column: importance (1–5), the weight source for every downstream calculation. But importance alone isn't enough, because the customer doesn't pick you in a vacuum — they pick between you and a rival. So the House sprouted a right wall: same needs, scored side by side, "how do we do, how does the rival do?" Stack the two walls and one table answers three questions at once: what does the customer care about most, where are we strong or weak, and the one that really matters — which weakness is exactly where the customer cares most and the rival is beating us. That's where you concentrate fire.

2 攻坚优先级 = 重要度 × 落后幅度 Attack priority = importance × deficit

缺口分数 = 客户重要度 × (对手评分 − 我方评分)。只对落后项计分。分数越高,越该优先砸资源去追平甚至反超 Gap score = customer importance × (rival − us), counted only when we're behind. The higher the score, the harder to justify not closing — or overtaking — that gap first.

3 现实里的重要度与对标 Importance and benchmarking in the wild

竞品对标:把自家产品和头部对手在同一组需求上量化对比,逼自己直面差距而非自我感觉良好。 Competitive benchmark: score your product against the market leader on the same set of needs — forces you to face the gap instead of feeling good about yourself.
战略缺口:客户重视、对手领先、我方落后 —— 三者重叠处,就是必须啃下的硬骨头。 Strategic gap: customer cares, rival leads, we trail — where all three overlap is the bone you actually have to crack.
重要度加权:同样落后 1 分,重要度 5 的需求远比重要度 1 的紧急,资源要分得有轻重。 Importance weighting: trailing by 1 point on a 5-importance need is nothing like trailing on a 1-importance need — split the budget accordingly.
攻坚优先级:缺口排名让有限的研发预算花在刀刃上,而非平摊到每个项目。 Attack priority: a ranked gap list puts limited R&D budget where it actually moves the needle, instead of spreading thin across every project.

缺口的杀伤力,从来不是单看「落后多少」,而是落后乘以客户有多在乎。 在一条客户根本不在意的需求上输给对手,无所谓;可在客户最看重的需求上被反超, 那是会丢单的致命伤。重要度把主观的「我觉得这块该补」变成可排序的优先级, 竞品对标则把闭门造车的「我们已经很好了」拉回现实 —— 客户是在你和对手之间二选一,不是在你和昨天的自己之间。 但别忘了反面:在客户不在乎的地方过度领先,是另一种浪费。 质量屋这两面墙合起来,就是要把资源从「面面俱到的平庸」,逼向「在客户最在乎处赢对手」的锋利。 A gap doesn't bite because you trail by a lot — it bites because how far you trail is multiplied by how much the customer cares. Losing on a need the customer doesn't care about? Survivable. Losing on the need that decides the sale? That's the wound that costs deals. Importance turns the subjective "we should probably work on this" into a sortable priority list; the benchmark drags the in-house "we're already great" back to reality — the customer chooses between you and a rival, not between you and your last version. And don't miss the flip side: over-investing in things the customer doesn't care about is its own kind of waste. Together, the two walls push your resources away from "well-rounded mediocrity" and toward "winning the rival where the customer cares most".
常见误用Common Mistakes
给所有需求标一样的重要度重要度若全是 5,权重就失效了,必须逼客户分出轻重。 Flat 5/5 importance for every need. If everything is a 5, importance carries no weight at all — force the customer to rank.
对标只填我方,不查对手没有对手分,就只是自我评价,发现不了真正的战略缺口。 Rating ourselves, never rating the rival. Without a rival score, you only get self-assessment — and self-assessment can't surface a real strategic gap.
