一位新手研究员,访谈一坐下就直奔主题:「你们现在为这事一年花多少钱?打算换供应商吗?」
对面的客户瞬间警觉 —— 还没建立任何信任,就被问到预算和决策,他下意识地含糊、回避、给场面话。
整场访谈,问什么都是「还行」「再看看」,半小时一无所获。
有经验的人会反过来:先聊聊天、问问对方的日常工作(暖场),了解他的处境(背景),
等氛围松弛、信任建立,再自然地滑向核心。访谈提纲的顺序不是装饰,它决定了客户愿不愿意把真话讲出来。
这就是漏斗结构 —— 宽口进,让人放松;窄口出,才挖到真东西。
A junior researcher sits down and dives straight in: "How much are you spending on this every year? Are you planning to switch vendors?"
The customer freezes. No trust has been built, and he is already being asked about budget and decision rights — so he goes
vague, evasive, polite. For the next half hour every answer is "it's fine" or "we'll see." Thirty minutes, nothing learned.
An experienced interviewer flips it around: small talk first, ask about day-to-day work (warm-up), understand the situation (context),
and only when the room loosens up does she glide into the core. The order of the guide is not decoration — it decides
whether the customer is willing to say what's actually true.
That is the funnel — a wide mouth to relax people, a narrow tip to reach the real story.

3 现实里的访谈指南 Interview Guides in Practice
访谈设计:提纲先列「我要弄清的几件事」,再为每件事备好开放式引子,控制在 5 到 8 个核心问题,别贪多。
Guide design: start by listing the few things you need to learn, then draft one open-ended lead-in per item. Cap it at 5–8 core questions — don't get greedy.
开放式提问:以「能不能讲讲…」「那时候是怎样的」为主,少用「是不是」「对吗」 —— 封闭式只验证你的假设,开放式才发现新东西。
Open-ended questions: lead with "Could you walk me through…" or "What was that like?" — and lay off "Was it…?" / "Right?" Closed questions only confirm your hypothesis; open ones surface what you didn't know to ask.
漏斗结构:先宽后窄、先易后难。暖场建立信任,越往后越聚焦敏感与核心,顺序错了客户就设防。
Funnel structure: broad first, narrow later; easy first, hard later. Warm-up buys trust; focus tightens as you move down toward the sensitive core. Flip the order and the customer goes on guard.
半结构化访谈:提纲给方向但不锁死。客户讲到有价值的岔路,要顺着追下去,而不是死板地念稿。
Semi-structured interview: the guide gives direction but doesn't lock you in. When the customer wanders onto a richer side path, follow it — don't read the script.

访谈的本质,是让一个陌生人愿意对你说真话。人不会在被审问时说真话,只会在放松、被尊重、有空间时说。
漏斗结构正是为此设计:宽口的暖场与背景,是在「买信任」;窄口的核心与深挖,才是在「取真相」。
顺序颠倒,等于还没付钱就想取货 —— 客户立刻收紧。
而「提纲 ≠ 问卷」这点更关键:问卷追求标准化、可统计;访谈追求深度、可发现。
提纲只是地图,真正的金子,往往藏在你顺着客户的话、临场多追的那一句「为什么」里。
An interview is really one thing: getting a stranger willing to tell you the truth. People don't tell the truth under interrogation —
they tell it when they feel relaxed, respected, and given room. The funnel is engineered for that:
warm-up and context are how you "buy trust"; the core and the probe are how you "cash in for truth." Flip the order
and you're trying to walk out with the goods before you've paid — the customer clams up instantly.
And one more thing — a guide is not a questionnaire: questionnaires chase standardization and counts; interviews chase depth and discovery.
The guide is just a map. The gold is almost always in the unscripted "why?" you ask one extra time, riding the customer's own words.
常见误用Common Mistakes
开场就问最敏感 / 最核心的问题。先暖场建立信任,越往后越聚焦,遵循漏斗顺序。
Opening with the most sensitive or core question. Warm up first to earn trust, then tighten as you go — respect the funnel order.
把提纲当问卷,逐字念、不许偏题。半结构化:给方向但留空间,顺着有价值的岔路追下去。
Treating the guide like a questionnaire — reading it verbatim, no detours allowed. Stay semi-structured: hold the direction, leave room, and follow any side path that turns out richer.
问题全是封闭式「是不是、对吗」。以开放式为主,让客户用自己的话讲故事。
Every question closed — "Was it…? Right?" Default to open-ended; let the customer tell the story in their own words.
