Story · The 80-page report nobody read
A team spent three months on customer research, interviewing over a hundred people and producing an 80-page report. On presentation day, the boss asked one question: "So — should we ship this new feature or not?" Dead silence. The report had everything except an answer to that. What went wrong? They skipped research intent on day one: instead of asking "which decision must this research support?", they jumped straight into "collect as much customer information as possible." The more data, the more the real answer drowned. Rigorous research runs the opposite way — nail the decision question first, then work backward: what info do I need to answer it? Who has it? How do I get it? Every datum is born with a purpose already attached.

Research Intent in the Real World

Research design: Before doing anything, write a one-page research brief — decision, key questions, who, how. Align the team first, then start.
Decision-driven: For every piece of info on the list, ask "which decision does it move?" If it moves none, drop it.
Avoid junk data: "Grab it just in case" is the most expensive trap — more data drowns the answer and inflates analysis cost.
Intent first: Intent is the anchor of the whole plan. Get intent right and sample, survey, and interview design all gain a yardstick.
一句话In One Line
The value of research isn't "how much you collected" — it's whether it actually supports a real decision. Humans love to "collect first, think later" because collecting feels like progress. But collection without intent just spreads ignorance more thinly. Research intent pins the direction down: the decision comes first; only then does it deserve data. The most counterintuitive, most critical move on this chain is that it forces you to walk backward — not "what data do I have, what can I conclude?" but "what decision do I need to make, so what must I go get?" Make backward-thinking a habit and every study becomes shorter, sharper, and more valuable.
Common Mistakes
Collecting data before nailing the decision (research for its own sake). Lock the decision question first, then derive what to collect.
"Grab it just in case it's useful someday". Every datum must answer "which decision does it change?"
Skipping who and how — blasting the survey to whoever's handy. Who and how are derived from the information needs, not improvised.
