1990 年代 GE、摩托罗拉把六西格玛从「救火改善已有流程」往前推:与其等产品出问题再用 DMAIC 修,不如在设计阶段就把质量做进去 —— 这就是 DFSS。 可推广时遇到一个大坑:工程师手里突然多了几十件方法(VOC、QFD、TRIZ、DOE、FMEA……),却不知道在哪一步该用哪一件, 结果有人在概念都没定时就猛跑 DOE,有人到验证阶段才想起做 VOC。于是有了 DMADV 工具地图:把每件工具钉在它该出现的阶段, 让新人一眼看清「这一步,我该掏出哪把扳手」。 In the 1990s GE and Motorola pushed Six Sigma forward from "firefighting existing processes" — instead of waiting for problems and fixing them with DMAIC, why not design quality in from the start? That's DFSS. But rolling it out hit a wall: engineers suddenly held dozens of methods (VOC, QFD, TRIZ, DOE, FMEA…) and had no idea which one belonged at which step. Some teams launched a DOE before the concept was even chosen; others remembered to run VOC only at verify. The DMADV tool map was the answer: nail every tool to the phase where it belongs, so a newcomer can see at a glance — "at this step, this is the wrench I reach for".

3 地图怎么落到现实 How to use the map in practice

工具选型:拿到任务先问「我现在在哪个阶段」,再从地图里取对应工具,而不是凭手感乱抓一把熟悉的。 Picking a tool: when a task lands, first ask "which phase am I in?", then pull the matching tool from the map — don't just grab whatever you happen to know best.
阶段对应:同一件工具(如 QFD)可能跨两个阶段,但每个阶段都有它的「主力工具」,先用主力再补辅助。 Phase fit: one tool (QFD, say) can span two phases, but every phase has a "primary" tool. Run the primary first, then layer the supporting ones.
避免乱用:概念没定就跑 DOE、需求没抓就画 QFD,都是「工具放错阶段」。地图就是防错的护栏。 Avoid misuse: running DOE before a concept is chosen, or QFD before needs are captured, is "tool in the wrong phase". The map is the guardrail.
路线图:把地图当项目里程碑模板 —— 每过一个阶段门,检查该阶段工具是否都跑过、产出是否齐全。 Roadmap: treat the map as a milestone template — at every phase gate, check that the phase's tools have all been run and their outputs are complete.

工具本身不难,难的是在对的时刻用对的工具。一个团队失败,往往不是因为工具不会用,而是用错了顺序、放错了阶段 —— 需求还没搞清就猛跑 DOE 优化,等于在错的地基上盖楼。这张地图的价值,是把「方法论」翻译成「什么时候做什么」的操作节奏。 记住地图的形状,比记住每件工具的细节更重要 —— 细节随时能查,节奏感才是高手和新手的分水岭。 The tools themselves aren't hard — what's hard is using the right one at the right moment. Teams rarely fail because they can't run a tool; they fail because they use it in the wrong order or at the wrong phase — charging into a DOE before needs are even clear is building a house on the wrong foundation. The value of this map is translating "methodology" into the operational rhythm of "what to do when". Remember the shape of the map first — it matters more than memorising every tool's details. Details you can always look up; rhythm is what separates an expert from a beginner.
常见误用Common Mistakes
把工具当目的,为用而用工具是手段,先问「这阶段要回答什么问题」,再选能回答它的工具。 Treating the tool as the goal — using it for its own sake. Tools are means. First ask "what question does this phase need to answer?", then pick the tool that answers it.
工具放错阶段(概念没定就 DOE)。严格按 DMADV 节奏,前一阶段产出是后一阶段的输入。 Wrong tool at the wrong phase (DOE before a concept is chosen). Follow the DMADV rhythm strictly — each phase's output is the next phase's input.
认为一件工具能包打天下没有万能工具;每阶段各有主力,组合使用才覆盖全程。 Believing one tool can do it all. There is no universal tool. Every phase has its primary; only the combination covers the full project.
