丰田生产方式之父 大野耐一(Taiichi Ohno)训练干部有个出名做法:在车间地上用粉笔画一个圈,
让人站进圈里,什么都不干,就看——一看就是几个钟头。等你看到流程里那些"理所当然"其实毫无道理的等待、走动、堆积,
才算开始懂精益。这就是现地(去真实地点)现物(看真实实物)的精神:报表是别人加工过的二手信息,
真相只在 Gemba。今天从制造到医院、从软件到零售,"到现场去看"仍是发现问题最朴素也最有效的方法。
Taiichi Ohno, father of the Toyota Production System, had a famously brutal way of training managers: he'd chalk a circle on the
shop floor and tell them to stand inside it and just watch — for hours. Only once you finally saw the "obvious" waiting, walking,
and piling up that everyone had stopped noticing did you begin to understand Lean. That's genchi genbutsu — go to the real place,
look at the real thing. A report is second-hand, pre-digested information; the truth lives only at the gemba. From factories to hospitals,
software teams to retail stores, "go and see" is still the simplest and most reliable way to find what's actually broken.

3 现实里的现场走动 Gemba Walks in the Real World
现地现物:丰田高管定期下产线,不是巡视摆样子,而是站在工位旁看一道工序到底卡在哪。
Genchi genbutsu: Toyota executives go to the line on a regular cadence — not to wave at workers, but to stand next to a single operation and see exactly where it jams.
医院 Gemba:院长走护理站、跟一台手术,亲眼看患者等待与流转,发现报表里看不到的瓶颈。
Gemba in a hospital: A CMO who shadows a nursing station or follows one surgery end-to-end sees patient waits and handoffs that a quarterly KPI deck never captures.
零售门店:店长走货架、排队区,观察顾客真实动线,比看销售汇总更早发现缺货与拥堵。
Retail floor: A store manager who walks the aisles and the checkout queue spots stock-outs and bottlenecks long before they ever show up in the weekly sales roll-up.
尊重一线:到现场是去问"你遇到什么困难",不是去抓人挑错 —— 一线最清楚问题在哪。
Respect the people doing the work: A gemba walk asks "what's getting in your way?" — it's not a fault-finding patrol. The people closest to the work always know best where it hurts.

报表是被汇总、被平均、被美化过的二手信息:它能告诉你"产量 1000 件、达标",
却抹掉了"工人多走了 30 步取料、半成品在角落堆了三天、上道工序总让下道干等"这些活生生的浪费。
Gemba Walk 的逻辑很朴素 —— 问题在哪发生,就去哪看;事实在物上,就去摸真实的物。
它不只是方法,更是一种态度:承认坐在办公室看不见真相,并且尊重最懂现场的那个人。
A report is second-hand information — summed, averaged, and polished. It tells you "1,000 units, on target",
and quietly erases the operator who walks an extra 30 steps for a fixture, the WIP that's been piled in a corner for three days, the
upstream step that constantly starves the downstream one. The Gemba Walk logic is dead simple: go where the problem
happens; touch the actual thing. It isn't just a method — it's an attitude: admit you can't see the truth from
your desk, and respect the person who actually does the work.
常见误用Common Mistakes
下现场变成「领导视察」,前呼后拥、走过场。安静观察、亲手摸、向一线请教,别打扰真实流程。
Turning a walk into an executive parade — entourage in tow, ceremonial photo-ops. Observe quietly, touch the work, ask the operators — don't disturb the real flow.
到现场就当场抓人挑错。对事不对人,目的是发现流程缺陷,尊重一线员工。
Using the walk to catch people doing things wrong. Attack the process, not the person — you're there to find broken flow, not broken workers.
看一眼就拍板下结论。像大野耐一那样站久一点、多问几个为什么再行动。
