Origin Story · From a Single-Plant Map to the Whole River
(Extended Value Stream)"——
Value Stream Mapping was originally drawn inside a single plant. But in Lean Thinking, Womack and Jones warned that
a product's value stream runs from the ore all the way to the customer's hand, crossing many companies. They named the cure
the Extended Value Stream — treating the whole supply chain as one river. Otherwise every company sweeps only its own doorstep,
pushing inventory and waiting onto its neighbors, and the chain swells the more each piece is optimized.
Real lean means the whole river slims down together, not one segment sprinting alone.
The Whole River: Raw → Parts → Assembly → Distribution → Customer
Local Optimum ≠ Global Optimum
Local optimization: your plant runs on zero inventory and your KPIs shine — but upstream is forced to hoard and downstream still waits. Chain lead time barely moves. Whole-chain coordination: level the takt, share demand signals, and inventory plus time shrink across the whole river together.
Extended Value Stream in the Real World
Supplier collaboration: Toyota shares its build schedule with suppliers and pulls replenishment, so upstream never hoards blind.
Bullwhip effect: a tiny twitch at the customer end amplifies wildly upstream — what you don't share gets distorted.
No waste-shoving: pushing inventory onto your supplier isn't lean — it just hides the cost on someone else's balance sheet.
End-to-end lead time: customers care about order-to-delivery — measure the whole chain, not your own takt.
一句话In One Line
Every company is hostage to its own KPIs and instinctively shoves the trouble over the fence — I run on zero inventory, my supplier hoards for me.
But customers pay for the output of the whole river, not for your one-segment scorecard.
The extended value stream forces you to look up: a local optimum is often a global sub-optimum.
The real leverage sits at the handoffs — share demand, level the takt, pull replenishment, and the waste has nowhere to hide.
Optimizing one slice is a sprint; optimizing the whole chain is what wins the marathon.
Common Mistakes
Mapping only inside your own fence. Draw upstream and downstream into one extended value stream — only then does the real bottleneck surface.
Calling "pushed inventory to my supplier" a win. That's waste-shoving; whole-chain cost goes up, not down.
Every company siloed, demand never shared. Broken information flow magnifies the bullwhip — only collaboration smooths the swings.
