Origin Story · Waste Walks Off the Shop Floor
Ohno's 7 wastes were born on the Toyota shop floor, but Lean thinking quickly moved into offices, hospitals, banks and software teams. People noticed that the Transport, Inventory and Waiting from physical lines all exist in information flow too — only what's being moved isn't a part, it's a document or a record. That is how the "7 wastes in services" mapping was born. The most counter-intuitive thing about it: white-collar waste is harder to see — there are no mountains of WIP, only the "information inventory" sitting in inboxes, stuck in approval chains, and bouncing between email threads.

The Journey of One Expense Claim: More Approvals → Longer Wait

Shop-Floor Waste → Office Equivalent

The same seven wastes — just dressed in office clothes. Recognising them is the first step to bringing Lean into knowledge work.

Service Waste in the Real World

Hospital flow: Registration, waiting rooms, waiting on test results — patients spend most of their visit waiting. Lean Healthcare goes straight after that "information inventory".
Admin efficiency: Layered approvals, the same form filled in twice, files no one can find — killing the stamps nobody reads is the fastest improvement you'll ever ship.
Knowledge-work waste: Waiting for review, context switching, rework — the invisible cost weighing down software and design teams.
Service-process Kaizen: Draw the information flow with a VSM, mark every wait and rework — and you can routinely cut lead time in half.
一句话In One Line
Office waste is hard to treat because it has no weight and takes no floor space — one form parked in someone's inbox for three days never feels like "WIP piling up". But lay the process out on a timeline and the orange Waiting bars run more than ten times longer than the green Processing bars. A typical approval flow lands at Process Cycle Efficiency below 5%, meaning the form is just lying around 95% of the time. That's why Lean in the office isn't about typing faster — it's about cutting approvals, fewer handoffs and defect-proofing the form so information stops queuing.
Common Mistakes
"Adding approvals = being responsible". A signature nobody actually reads is over-processing — cut it.
Measuring only processing time. The real killer is the waiting between steps — look at total lead time instead.
"No piles of stuff means no waste". Forms queued in an inbox are invisible information inventory — same waste, no warehouse.
