在丰田,大野耐一 把生产现场所有不增值的动作归纳为七大浪费。他特别痛恨过量生产 ——
"造得比客户要的多"看似产能利用率高,实则会连锁制造库存(要堆)、运输(要搬)、等待(堵线)、缺陷(藏在堆里)。
所以他把过量生产称为万恶之源。精益不是让人"干快点",而是先识别并消除浪费,
让真正增值的工序占比更高。英文七个词首字母拼起来 = TIMWOOD,方便记忆。
At Toyota, Taiichi Ohno grouped every non-value-adding action on the production floor into seven wastes. He reserved a special hatred for Overproduction —
making more than the customer asked for looks like high utilization, but it chain-produces Inventory (to stack), Transport (to move), Waiting (to clog the line),
and Defects (hidden inside the piles).
That is why he called Overproduction the root of all evil. Lean isn't about working faster; it starts by seeing and removing waste
so that value-adding work takes up more of the day. The initials of the English words spell TIMWOOD — an easy mnemonic.

配 VA / NVA 分析:先给每道工序贴上增值 / 非增值标签,七大浪费就是 NVA 的具体清单。
Pair with VA / NVA analysis: Tag each step as value-adding or non-value-adding — the seven wastes are the concrete shopping list for NVA.
Gemba 现场观察:去现场站着看一小时,记录每一次搬运、等待、返工 —— 浪费会自己跳出来。
Go to Gemba: Stand on the floor for an hour and log every move, wait and rework — the waste will jump out at you on its own.
改善对象清单:识别出的浪费就是 Kaizen 的弹药库,按影响大小排序逐个消除。
Kaizen target list: The wastes you spot become the ammunition for Kaizen — rank them by impact and pick them off one by one.
第 8 种浪费:现代精益常加一条"未被利用的人才"——员工的智慧没被用上,才是最大的浪费。
The 8th waste: Modern Lean often adds "unused human talent" — the biggest waste of all is the brainpower of the people doing the work that nobody bothers to use.

Waste is hard to kill because it dresses up as "work" — moving, inspecting and reworking all look busy, yet the customer wouldn't pay a cent extra for any of them.

Among them Overproduction comes first because it spawns the other six on the side. That is why Lean pulls production to true customer demand — it shuts off the source of waste at the tap.

常见误用Common Mistakes
把"多生产"当成绩效。过量生产是万恶之源,按客户需求拉动才对。
Treating "more output" as a KPI. Overproduction is the root of all evil — pull to real customer demand instead.
只盯增值环节压成本。浪费藏在工序之间(搬运、等待),那里油水更大。
Only squeezing cost out of value-adding steps. The real waste hides between the steps — transport and waiting — and that is where the fat lives.
把消除浪费当裁员借口。精益靠人找浪费,第 8 浪费正是不用人的智慧。
Using "remove waste" as cover for layoffs. Lean depends on the people who spot the waste — wasting their brains is literally the 8th waste.
