So he codified the coach's guidance into a fixed routine of its own — the Coaching Kata — built around a pocket-sized Five Questions Card. Day in and day out, the coach walks the learner through those same five questions on the shop floor: the questions never change, and the answers always come from the learner. Behind it sits a counter-intuitive management belief: real teaching is not handing someone the answer; it is using a good question to force them to think for themselves. The manager's role shifts from "the person who solves problems" to "the person who develops people who solve problems."

五问的第④⑤问把学员推向一次实验(PDCA)。实验做完、学到东西后,教练带学员再走一遍同样的五问 —— 现状更新了,障碍换了,于是又定下一步。这个"五问 → 实验 → 再五问"的循环,就是改善者被培养出来的过程。 Questions 4 and 5 push the learner into an experiment (PDCA). Once the experiment is run and something is learned, the coach walks the learner through the very same five questions again — the actual condition has moved, the obstacle has shifted, and a new next step is set. This loop — five questions → experiment → five questions again — is how improvers are made.

3 现实里的教练型 Kata Coaching Kata in the Real World

培养改善者:教练每天在现场陪学员过五问,几个月后学员能独立用科学方法改善,再去带新人。 Developing improvers: the coach walks the five questions with the learner on the floor every day. Within months the learner can drive scientific improvement on their own — and start coaching the next person.
管理者角色转变:从"我来拍板"变成"我来提问",把判断与试错的权力交给一线,自己只守住方法。 The manager's role shifts: from "I make the call" to "I ask the question." Judgment and experimentation move to the front line; the manager guards only the method.
科学思维养成:固定问题反复练,学员把"先看现状、再定下一步、用实验验证"内化成习惯。 Building scientific thinking: repeating the same fixed questions turns "grasp the actual condition first, then set the next step, then verify with an experiment" into a daily habit.
不给答案给问题:教练就算心里有答案也忍住不说 —— 答案给多了,学员就永远学不会自己思考。 Questions, not answers: even when the coach knows the answer, the coach keeps quiet. Hand out answers and the learner never learns to think for themselves.

But the moment the answer is handed over, the learner stops thinking, and the organization's improvement capability lives forever in a handful of "star" people. The Coaching Kata blocks that shortcut with five fixed questions: the coach may only ask; the learner must grasp the actual condition, find the obstacle, set the next step, and run the experiment. Because the questions never change, the practice is copyable and transferable. Because every answer comes from the learner, people are genuinely trained, not told. That is why continuous improvement at Toyota is an organizational instinct, not the private property of a few heroes.
常见误用 Common Mistakes
问着问着忍不住自己给答案答案必须出自学员,教练只负责问对问题。 Slipping in the answer mid-conversation. The answer must come from the learner; the coach is only responsible for asking the right question.
