Origin Story · Two Japanese Words, Two Rhythms
改善(Kaizen,かいぜん)意为"变得更好",强调人人参与、天天小改,是丰田生产方式的灵魂;
改革(Kaikaku,かいかく)意为"彻底变革",由管理层主导,往往伴随大投资、新技术与流程重构。
丰田大野耐一既鼓励现场工人提改善提案,也会果断推动产线革命。后来精益专家把这套节奏总结为:
Kaikaku 负责"跳到新平台",Kaizen 负责"在平台上越爬越高"。光跳不爬会原地停滞,光爬不跳会撞到天花板 —— 缺一不可。
Kaizen (改善, かいぜん) means "change for the better" — small, daily, everyone-in improvement, the soul of the Toyota Production System.
Kaikaku (改革, かいかく) means "radical change" — led from the top, usually with serious investment, new technology, and process redesign.
Taiichi Ohno at Toyota encouraged the operator's tiny suggestion and drove sweeping line-level revolutions when needed. Lean practitioners later summed up the rhythm as:
Kaikaku jumps to a new platform; Kaizen climbs higher on it. Jumping without climbing stalls; climbing without jumping hits the ceiling — you need both engines.

把终点高度拆开:改善积累(每月小步的复利)+ 改革跃升(几次大台阶之和)。改革次数越多、跳幅越大,红段越长 —— 但每次大改都有代价与风险。 Decompose the final level: Kaizen accrual (compounded monthly steps) + Kaikaku leaps (sum of the big jumps). More Kaikaku, bigger leaps → longer red bar — but every leap brings cost and risk.
3 现实里的改革与改善 Kaikaku and Kaizen in the Real World
渐进 vs 突破:日常 QCC 小组改善是 Kaizen;引进全自动产线、推翻旧布局是 Kaikaku。两者交替推进。
Incremental vs Breakthrough: a QCC team's daily tweak is Kaizen; installing a fully automated line and tearing down the old layout is Kaikaku. Alternate them.
何时该大改:改善已逼近现有结构的天花板、市场或技术突变时,再多小步也无济于事 —— 该 Kaikaku 了。
When to leap: when Kaizen has hit the ceiling of the current structure, or the market or technology shifts under you, more small steps will not help — it is time for Kaikaku.
改善与创新平衡:只创新不改善,新台阶很快被对手追平;只改善不创新,迟早被颠覆。需要两条引擎同开。
Balancing improvement and innovation: innovate without Kaizen and rivals catch up fast; Kaizen without innovation and you eventually get disrupted. Run both engines.
数字化转型:上 MES/ERP、产线智能化属于 Kaikaku,落地后靠现场持续改善把系统"用顺",才真正释放价值。
Digital transformation: rolling out MES/ERP and smart-factory tooling is Kaikaku; only sustained shop-floor Kaizen makes the system actually work and release its real value.

改善是复利:每月 1%~2% 看似微小,几年累积就很可观,而且风险低、人人能参与、把组织的"改进肌肉"练出来。
改革是跳变:一次性把系统抬到新结构上,速度快、上限高,但投资大、风险高、容易折腾人。
高手的做法不是二选一,而是用改革打开新空间,用改善填满这个空间 —— 跳上台阶,再把台阶踩实,然后等下一次该跳时再跳。
Kaizen is compound interest: 1–2% a month looks trivial but adds up impressively over years — low risk, everyone can join in, and it builds the organization's "improvement muscle".
Kaikaku is a step jump: it lifts the whole system onto a new structure in one move — fast, high ceiling, but expensive, risky, and hard on people.
The mature move is not either-or: use Kaikaku to open new space, then use Kaizen to fill that space — jump up a step, work it solid, and wait for the next time a leap is truly justified.
常见误用Common Mistakes
把改善当万能,结构早已封顶还在抠小步。撞到天花板就该用改革开新台阶。
Treating Kaizen as a cure-all, still polishing details long after the structure has capped out. When you hit the ceiling, use Kaikaku to open a new step.
沉迷改革,频繁推翻重来,组织疲于折腾。大改之后必须用改善把新系统踩实、跑顺。
Addicted to Kaikaku, rebuilding from scratch every quarter — the organization burns out. After every big change you must let Kaizen settle the new system in and make it run smoothly.
改革后不培养现场能力,新设备成了摆设。改革落地靠持续改善与人才培养来兑现价值。
Skipping people development after Kaikaku — the shiny new equipment becomes a museum piece. The value of Kaikaku is unlocked only through continuous Kaizen and capability building.
