Edwards Deming 把它发扬光大 —— 二战后日本百废待兴,Deming 受邀赴日讲学,把"用数据驱动、循环改进"的思想植入日本制造业的骨髓。 日本人尊称这个循环为 戴明环(Deming Cycle)。从丰田的现场改善到全球的质量管理,PDCA 成了持续改善(Kaizen)共同的语法。 它的精髓是一句话:每转一圈,都要把学到的东西沉淀成新标准,让进步不可逆。 The original sketch came from Bell Labs statistician Walter Shewhart, the father of the control chart. His student W. Edwards Deming carried it much further. After WWII, with Japan rebuilding from rubble, Deming was invited to lecture in Japan and seeded the idea of data-driven, looping improvement deep into Japanese manufacturing. In gratitude the Japanese named it the Deming Cycle. From Toyota's shop-floor kaizen to global quality management, PDCA became the shared grammar of continuous improvement. Its essence is one line: every lap must crystallize what you learned into a new standard, so the gain cannot be lost.

3 现实里的 PDCA PDCA in the Real World

持续改善(Kaizen):现场每一个小改进都是一圈 PDCA,积少成多汇成质变。 Kaizen: every small shop-floor improvement is one lap of PDCA — the increments compound into transformation.
改善套路(Kata):丰田的改善 Kata 本质就是结构化、教练辅导下反复转动的 PDCA。 Improvement Kata: Toyota's Improvement Kata is, at its core, PDCA turned repeatedly under structured coaching.

标准化(Act):最关键也最常被跳过的一步 —— 不固化标准,改善就会悄悄回退。 Standardization (Act): the most critical and most often skipped step — without a locked standard, the gain quietly slides back.

PDCA 真正的杀手锏,藏在最后那个常被忽略的 A(处理 / 标准化)里。 很多团队热衷于 Plan-Do,却草草 Check、几乎不 Act —— 改善做完没沉淀成标准,下个月就滑回原样, 这就是绕圈空转,永远爬不上台阶。把 A 做扎实,把楔子垫稳,PDCA 才从"圆圈"变成"螺旋"。 它和 SDCA(标准维持环)配套:先用 SDCA 守住现状的台阶,再用 PDCA 往上爬。改善与维持,一推一守,缺一不可。 PDCA's real punch hides in the last and most-skipped step: A — Act / Standardize. Many teams binge on Plan-Do, rush through Check, and barely Act — the improvement never crystallizes into a standard, and a month later it has slid back to where it started. That is the spinning-in-place trap that never climbs the staircase. Do Act seriously, drive the wedge in tight, and PDCA turns from a "circle" into a "spiral". It pairs with SDCA (the standard-maintenance loop): SDCA holds the current step, PDCA climbs to the next. Improve and sustain — one pushes, one guards, neither can be missing.
常见误用Common Mistakes
只 Plan-Do,跳过 Check 与 Act不检查、不固化,改善会回退,循环沦为空转。 Plan-Do only, skipping Check and Act. With no checking and no standardization, the gain slides back and the cycle becomes empty spinning.
转一圈就以为大功告成PDCA 是无限循环,每圈都在更高台阶上重新开始。 Treating a single lap as "done". PDCA is an endless loop — every lap restarts on a higher step.
Plan 没有数据和假设,全凭拍脑袋Plan 要基于现状数据提出可验证的改善假设。 Plan with no data, no hypothesis, just gut feel. Plan must rest on current-state data and a testable improvement hypothesis.
