Origin · Taiichi Ohno's Standard Work Combination Sheet
(Where there is no standard, there can be no kaizen)"。 The father of the Toyota Production System, Taiichi Ohno, left behind a line that gets quoted endlessly: "Where there is no standard, there can be no kaizen." His Standard Work Combination Sheet broke an operator's job into discrete steps, recording manual time, machine time, and walking time for each, then drew one critical line — the takt line. The moment a step poked through that line, you knew the workstation couldn't keep up with customer demand, and that step was the next target for improvement. The standard wasn't a leash on the operator — it was the starting block for the next kaizen: lock in today's best method, then the instant an improvement is proven, refresh the standard so everyone works the new way. That refresh-and-attack loop is the secret behind Toyota's relentless spiral upward.

Kaizen → Refresh Standard → Kaizen Again — the Spiral

Every time cycle time drops a notch, the standard baseline steps down one rung (the blue staircase). The standard locks in the gain so it can't slip back, and the next kaizen pushes off from the new floor — without that line, hard-won improvements quietly slide back to old habits.

Standard Work in the Real World

Work standardization: same workstation, same motion sequence for everyone — quality and pace stop depending on who's working that shift.
Balance to takt: split and combine steps until each one hugs takt, killing the one tall step that dominated the cycle (yamazumi / line balancing).
Kaizen baseline: the standard is both the starting line and the acceptance gauge. Refresh it the moment a change sticks, and the gain stays locked in.
Onboarding + batch consistency: the standard work sheet is the best training material there is — new hires ramp faster, mistakes drop, and batches stay consistent.
一句话In One Line
People often assume "standardization" and "kaizen" are opposites — one wants to freeze, the other wants to change. The truth is the opposite: without a standard, there's no kaizen to speak of. The standard is the baseline that lets you see progress at all: without it you don't know how fast you are today, you can't prove a change really helped, and the gain quietly leaks back. The three pieces of standardized work — takt, sequence, WIP — pin a chaotic shop floor to a measurable line; kaizen's job is to push that line up one rung at a time. Standard first, then kaizen; once kaizen sticks, standardize again. That loop is the never-quit engine of Lean.
Common Mistakes
Treating the standard as untouchable scripture. The standard is only today's best-known method — refresh it the moment a kaizen sticks, or it calcifies.
Writing the standard from a desk, far from the line. A standard has to come from actual measurement at the gemba, with operator input — anything else won't hold up against takt.
Improving but never updating the standard. If you don't refresh it, the gain quietly slips back and everyone drifts to the old way of working.
