Origin · Five Japanese Words Starting with S
5S 源自日本制造业,五个词在日语里都以 S 开头,英文翻译刻意也凑成五个 S:
整理(Seiri / Sort) —— 留下需要的,扔掉不需要的;
整顿(Seiton / Set in Order) —— 一物一位,人人秒取;
清扫(Seiso / Shine) —— 边扫边点检,异常无所遁形;
清洁(Seiketsu / Standardize) —— 把前三步固化成标准;
素养(Shitsuke / Sustain) —— 让它内化成习惯,不靠人盯。
丰田生产方式把它当作所有改善的起跑线:连工具都找不到的现场,谈不上什么连续流。5S 治的是表,练的是持续改善的纪律。
5S came out of Japanese manufacturing. All five words start with S in Japanese, and the English translation was deliberately wrangled into five S's too:
Seiri / Sort — keep what you need, throw out the rest;
Seiton / Set in Order — a place for everything, every tool in two seconds;
Seiso / Shine — cleaning doubles as inspection — abnormalities have nowhere to hide;
Seiketsu / Standardize — freeze the first three steps into a standard;
Shitsuke / Sustain — make it habit, so no one has to police it.
The Toyota Production System treats it as the starting line of all improvement: if you can't even find a tool, talking about continuous flow is pointless. 5S looks like housekeeping, but what it really trains is the discipline of daily improvement.

更深一层,5S 的最后一个 S —— 素养(Shitsuke) —— 练的不是卫生,是全员每天坚持小改善的纪律。

5S looks like spring cleaning. What it really does is make abnormality visible to the naked eye. Once every tool has a place, you don't need to ask
what's missing, what's wrong, or where the oil leak is — you see it instantly. That's why it's the foundation of lean: continuous flow, pull, mistake-proofing — all of them sit on top of "the floor tells you its state at a glance."
Go one layer deeper and the last S — Shitsuke / Sustain — isn't training hygiene at all. It's training the discipline of every employee making small improvements, every day.
That discipline is Toyota's real moat.

把 5S 当一次性大扫除。它是日常习惯,第 5 个 S(素养)才是关键,靠固化而非靠运动。
Treating 5S as a one-off spring cleaning. It's a daily habit. The fifth S, Sustain, is the real point — wins come from standardization, not campaigns.
跳过整理直接整顿。先扔掉不需要的,否则只是把垃圾摆整齐了。
Skipping Sort and jumping to Set in Order. Throw out what you don't need first, otherwise all you've done is line the junk up neatly.
领导检查时才做、为评分而做。为现场效率和安全而做,目视化让每个人随时受益。
