1998 年,Mike Rother 与 John Shook 把丰田的价值流图法写成《Learning to See》。书里教你画现状图、画未来态,
但最关键的一步藏在最后:在未来态图上,凡是"从现状到这里需要专门去改"的地方,画一颗爆炸星(Kaizen Burst)。
它不是装饰,而是把整张图翻译成一张改善行动清单 —— 每颗星就是一个 kaizen 活动的引爆点,标注改善主题(SMED、拉动、防错…),
连起来就是从现状走向未来的施工图。没有爆炸星的价值流图,只是一张漂亮的愿望画。
In 1998, Mike Rother and John Shook turned Toyota's value stream method into the book Learning to See. It teaches you to draw the current state and the future state,
but the critical move is hidden in the last step: on the future-state map, wherever "getting from current to here needs a dedicated improvement", draw a Kaizen Burst.
It isn't decoration — it translates the whole map into an action list. Every burst is the detonator for a kaizen event, labeled with its theme (SMED, pull, poka-yoke …);
stitched together, they form the construction plan from current to future. A value stream map without bursts is just a pretty wish picture.

3 现实里的改善爆发 Kaizen Bursts in the Real World
改善立项:未来态图上每颗爆炸星就是一个项目卡 —— 谁负责、改什么、几号交付,挂在车间看板上。
Project chartering: every burst on the future-state map is a project card — owner, scope, due date — and it hangs on the shop-floor board.
未来态落地:不再是"整体提升 30%"的空话,而是 4 颗星各自啃下一块,合起来逼近未来态。
Making the future state real: no more vague "improve 30% overall" — each burst chews off its own piece, and together they close in on the future state.
聚焦高收益点:库存最厚、换模最久的星先打 —— 同样的人力,先动收益最大的那颗。
Hit the highest-payoff burst first: tackle the fattest inventory triangle and the longest changeover first — same headcount, biggest return.
改善活动排序:把星按收益和依赖排进 30/60/90 天改善路线图,一周一颗,持续引爆。

切成一颗一颗能立项、能排期、能验收的改善活动。它钉在价值流图上,逼你回答三个问题:改哪里(位置)、用什么改(主题)、能省多少(收益)。
没有爆炸星,未来态图就是挂在墙上的画;有了它,这张图就成了从现状走到未来的施工图 —— 而施工,要从收益最大的那颗星先点燃。
The real value of a Kaizen Burst is taking that perpetually un-landable wish — "we should improve"
and slicing it into discrete kaizen events you can charter, schedule, and sign off. Pinned to the value stream, every burst forces three answers: where (location), what weapon (theme), how much (payoff).
Without bursts, a future-state map is decoration on a wall. With them, it becomes the construction plan from current to future — and construction starts by lighting the highest-payoff burst first.
常见误用Common Mistakes
满图撒星,每个工序都画一颗。只钉在"非改不可"的高收益点;星太多=没重点。
Sprinkling bursts everywhere, one per process. Pin them only on the "must-fix, high-payoff" points — too many bursts means no priority.
画了星却不写主题和责任人。每颗星=一个改善项目卡:主题、收益、负责人、交期齐全。
Drawing the burst but skipping the theme and owner. Every burst is a project card: theme, payoff, owner, and due date — all four, every time.
不排序,所有星一起上。按收益和依赖排进路线图,先点燃收益最大的那颗。
No sequencing — firing every burst at once. Sequence by payoff and dependency on the roadmap; light the highest-payoff burst first.
