1998 年,Mike Rother 与 John Shook 写下精益经典《Learning to See(学习观察)》。
他们发现:很多人会画现状价值流图,却不知道下一步怎么改。于是他们把丰田老师傅设计未来态的思路,提炼成八个有顺序的问题。
这八问不是随便排的 —— 先定节拍(客户要多快),再决定成品做超市还是直发,
然后找出能连续流的工序、确定拉动超市的位置、选定唯一的节拍点、做平准化、定取量节拍(pitch),
最后规划需要改善的能力。一路问下来,未来态图自然成形。把抽象的"精益化"变成了人人能照做的设计清单。
In 1998 Mike Rother and John Shook wrote the lean classic Learning to See.
They had noticed something painful: plenty of people could draw a current-state value stream map, but had no idea what to change next. So they distilled the way veteran Toyota sensei designed a future state into eight ordered questions.
The order isn't arbitrary — first lock in takt (how fast the customer pulls), then decide whether to build to a finished-goods supermarket or ship direct,
next find where continuous flow is possible, place the pull supermarkets, pick the single pacemaker, design heijunka (level loading), set the pitch,
and finally list the process improvements you'll need. Question by question, the future-state map takes shape. Lean transformation becomes a design checklist anyone can follow.

未来态设计:画完现状不知如何下手时,8 问是把现状图改成理想态的标准路径。
Future-state design: when the current-state map is on the wall and no one knows where to start, the 8 questions are the standard path to the ideal map.
连续流 vs 超市:第 3、4 问帮你判断哪段接成一件流、哪段必须用拉动超市隔开。
Flow vs. supermarket: questions 3 and 4 tell you which stretch can be joined into one-piece flow and which must be decoupled with a pull supermarket.
节拍设定:第 1 问先算 Takt,整张未来态图都围绕这个客户节拍来设计。
Setting takt: question 1 calculates Takt, and the entire future-state map is designed around that customer beat.
精益路线图:第 8 问列出要补的能力(换型、TPM、品质),直接变成改善行动计划。
Lean roadmap: question 8 lists the capabilities you still need (changeover, TPM, quality) — that list becomes the kaizen action plan.

画现状图的人多,会设计未来态的人少 —— 因为"怎么改"太需要经验。8 问的天才之处,是把高手的隐性知识变成了一条有序的提问链。
它的顺序不能乱:先有节拍(客户要多快),才谈得上连续流、超市、节拍点;
先决定哪里能流、哪里要隔,才知道唯一的下令点放哪。
回答完八问,你手里就不只是一张漂亮的未来态图,更是一份可执行的精益改造路线图。
Plenty of people can draw a current-state map — far fewer can design a future state, because "what to change next" is mostly tacit experience. The brilliance of the 8 questions is turning that tacit know-how into an ordered chain of prompts.
The sequence is not optional: takt comes first (how fast the customer pulls); only then can you reason about continuous flow, supermarkets and the pacemaker;
you decide where to flow and where to decouple before you can place the single point where the schedule is launched.
By the time you finish the eighth question, you don't just have a pretty future-state map — you have an executable lean transformation roadmap.
常见误用Common Mistakes
跳过节拍直接画连续流。第 1 问先定 Takt,否则后面全是无根之木。
Skipping takt and jumping straight to drawing continuous flow. Lock in Takt at question 1, or everything downstream is rootless.
处处都想连续流,硬接到底。接不上的地方就用拉动超市隔开,别强求一件流。
Forcing continuous flow end-to-end. Where steps don't fit together, decouple with a pull supermarket — don't force one-piece flow.
画完未来态图就当完工。第 8 问的能力清单才是落地的改善行动计划。
