丰田生产体系里有个反直觉的规矩:整条线只在一处下生产指令。 Rother 与 Shook 在《学习观察》里把这处叫做 Pacemaker —— 直译就是医学上的心脏起搏器。 道理一模一样:心脏不需要每块肌肉各自计时,只要起搏器一处发出节律,全心同步收缩。 产线也是 —— 你若对每道工序都排一份计划,它们各算各的,库存忽高忽低、相互打架; 而把指令收拢到一个点,让这个点严格踩着客户节拍跳动,上游自然来补、下游自然往下流,整条线就有了统一的心跳。 The Toyota Production System has a deeply counterintuitive rule: the entire line takes its production order at exactly one point. In Learning to See, Rother and Shook named that point the pacemaker — borrowing the term straight from the medical cardiac pacemaker. The logic carries across cleanly: the heart doesn't need every muscle fiber to keep its own time — one pacemaker fires a single rhythm and the whole organ contracts together. Production lines are the same. Schedule every process independently and they each compute their own plan; inventory swings, cycle times collide, nobody knows the true line rate. Collapse the order to one point, let that point beat exactly to customer takt, and the upstream replenishes on its own while the downstream simply flows. The whole line gets a single heartbeat.

排程大简化:MRP 不必给每道工序下令,只给节拍点排一份计划,调度复杂度从 N 道降到 1 道。 Radically simpler scheduling: MRP no longer needs to drive every process. One schedule lands on the pacemaker, and scheduling complexity drops from N processes to just 1.
混流均衡:节拍点是做平准化(Heijunka)的地方 —— 在这一处把多品种小批量均匀分配进每个节拍。 Mixed-model leveling: the pacemaker is where heijunka happens — high-mix, small-batch production is leveled into each takt slot at exactly this one point.
上游拉动:节拍点取走零件即触发上游看板补货,上游不需要自己的生产计划。 Upstream pulls: every part the pacemaker consumes triggers a kanban that replenishes upstream. The upstream never needs a production schedule of its own.

常见误用Common Mistakes
给多道工序同时下生产计划只对节拍点排程,上游拉动、下游连续流自动跟随。 Issuing production orders to several processes at once. Schedule only the pacemaker — upstream replenishes via pull, downstream falls into continuous flow on its own.
把节拍点设在最上游通常设在最接近客户的连续流起点,下游越短越好。 Placing the pacemaker at the very first process. Put it at the start of the continuous-flow segment closest to the customer — the shorter the downstream tail, the better.
节拍点不踩客户节拍,凭经验放量节拍点必须严格按 Takt 出件,并在此做平准化。 Running the pacemaker off intuition instead of customer takt. The pacemaker must release parts strictly to takt — and this is also where heijunka leveling happens.
