Origin Story · One Card Runs a Whole Line
大野耐一从超市悟出拉动后,还差一个传递"拿走了,请补货"信号的载体。答案出奇地简单:一张卡片。
上游每生产一箱料,就给它配一张看板卡;料箱被下游取用、用空,卡片随空箱返回上游 —— 卡回来 = 准许再做一箱。
没有卡,上游就不许生产。于是"做多少"不再由计划下达,而由在外流通的卡片数量自动锁死。
这张朴素的卡片,成了整个丰田生产系统拉动的"神经信号"。
After Taiichi Ohno borrowed pull from the American supermarket, he still needed a way to carry the message "I took one, please make another." The answer was almost embarrassingly simple — a card.
Every bin produced upstream was paired with a Kanban card. When the downstream emptied the bin, the card rode the empty bin back upstream — a returned card is permission to build one more bin.
No card, no production. Suddenly "how much to make" was no longer dictated by a central plan; it was hard-locked by the number of cards in circulation.
That humble card became the nerve signal of the entire Toyota Production System.

在制品(蓝条)永远顶不破"卡数 × 箱量"这条天花板(紫线)。想让产线持有的库存更少?不必下命令,直接抽走几张卡就行 —— 这是看板最优雅的地方。 Work-in-process (blue bar) can never punch through the "cards × bin size" ceiling (purple line). Want the line to hold less inventory? Don't issue an order — just pull a few cards out of circulation. That is Kanban at its most elegant.
3 现实里的看板 Kanban in the Real World
WIP 控制:要降库存不靠喊口号,逐张抽卡即可 —— 卡少了,系统自然持有更少在制品。
WIP control: cutting inventory isn't a slogan exercise — pull cards out one at a time. Fewer cards in play, less WIP, automatically.
拉动信号:每张返回的卡都是一条"请补货"的指令,把生产节奏交给真实消耗。
Pull signal: every returning card is a "please replenish" instruction. The production tempo is handed over to real consumption, not a forecast.
可视化管理:看板墙一眼看清谁在等料、谁在堆积,异常不再藏在 Excel 里。
Visual management: a Kanban board shows at a glance who's starved and who's piling up. Anomalies stop hiding inside spreadsheets.
电子看板:软件开发的 Kanban 看板、电子拣货卡,本质都是同一条"卡即许可"的逻辑。

看板把"该不该生产"这个决定,从中央计划手里夺过来,分散到每一张流通的卡片上。
它做了两件大事:一是传递拉动信号(卡回来才许做),二是用卡数硬封 WIP 上限。
少投几张卡,库存立刻下降,而那些原本被库存"盖住"的问题 —— 换型慢、质量波动、设备故障 —— 也会立刻暴露出来,逼你去解决。
这正是丰田"故意减少看板"来持续改善的手法:库存是水,抽水才看得见水底的礁石。
Kanban takes the "should we build now?" decision away from central planning and hands it to every circulating card.
It does two big things at once: it carries the pull signal (no card, no production), and it caps WIP by sheer card count.
Take a few cards out and inventory drops immediately — and the problems that inventory used to mask (slow changeovers, quality drift, machine breakdowns) surface immediately too, forcing you to fix them.
This is Toyota's deliberate "remove cards to improve" technique: inventory is the water, and only by draining it do you see the rocks on the bottom.
常见误用Common Mistakes
看板卡随手乱发、丢了又补。卡的总数 = WIP 上限,发卡必须严格受控、定期核算。
Issuing extra cards casually, reprinting lost ones on demand. Total cards = the WIP ceiling. Card issuance must be strictly controlled and periodically reconciled.
没有信号也照样生产。"无卡不生产"是铁律,破了这条看板就名存实亡。
Producing even when no card has returned. "No card, no production" is the iron rule. Break it once and Kanban exists in name only.
给需求极不稳、品种极多的场景硬上看板。看板适合相对稳定、重复性高的料;高度定制按单生产更合适。
Forcing Kanban onto highly volatile, highly customized mixes. Kanban fits relatively stable, repetitive parts. For deeply custom work, make-to-order is the honest answer.
