1950 年代,大野耐一访问美国,看到 Piggly Wiggly 这类自助超市:货架上的商品不多不少,
顾客自己取,店员只在某种商品快被拿光时才补上。他意识到 —— 这正是"上游为下游补货"的完美模型。
上游工序不再凭计划猛推,而是把产成品摆在一个"超市货架"上;下游来取走,留下看板,
上游照着看板补回去。库存被钉在一个明确的上限里,既不缺货、也不泛滥。这就是精益"超市"。
In the 1950s Taiichi Ohno toured the United States and walked into self-service supermarkets like Piggly Wiggly. Shelves held just the right amount; customers helped themselves, and clerks only restocked an item when it was nearly gone.
He recognized it instantly — this was the perfect model for upstream replenishing downstream. Instead of pushing to a plan, upstream operations would stage finished parts on a "supermarket shelf"; the downstream would pull what it needed, leaving a Kanban card behind, and the upstream would refill against that card.
Inventory stayed pinned under a clear ceiling — no shortages, no overflow. That is the lean supermarket.

库存在最大库存与再订货点之间锯齿起伏:消耗时缓缓下滑,补货到货时陡然回顶。只要曲线不跌破安全库存(红线),就一直有货可拿。 Stock zig-zags between max stock and the reorder point: a slow slide as demand pulls, then a sharp jump back up when replenishment arrives. As long as the line never falls below the safety stock red line, the shelf always has something to grab.
3 现实里的超市 Supermarkets in the Real World
成品超市:装配线后摆一个小型产成品超市,发货从超市取,上游照空位补,不再凭订单临时排产。
Finished-goods supermarket: a small buffer at the end of assembly. Shipping pulls from it, and the line refills the empty slots — no more scrambling to rebuild a schedule for every order.
在制品缓冲:两道节拍不齐的工序之间放一个 WIP 超市,吸收波动,让上下游各自按自己的节奏跑。
WIP buffer: a supermarket between two operations whose cycle times don't match. It absorbs the variation so each side can run at its own natural pace.
工序不连续:当无法做到一件流(设备远、批量大)时,用超市拉动衔接,比硬连成流更现实。
Disconnected steps: when one-piece flow isn't possible (equipment is far apart or batch sizes are large), a pull supermarket is a more honest connector than forcing the line into a single flow.
看板超市:货架每个料位对应一张看板卡,取走料就把卡送回上游 —— 卡即补货许可。
Kanban supermarket: every slot is paired with a Kanban card. Pull the part, send the card back upstream — the card is the authorization to replenish.

超市是拉动系统的"弹簧":它用一笔受控的小库存,换取上下游不必时刻同步的自由。
三条线决定它的脾气 —— 最大库存(货架能放多少)、再订货点(何时下补货单)、
安全库存(防补货迟到的兜底)。再订货点要覆盖"提前期内会被拿走的量",
安全库存要覆盖"需求与提前期的波动"。超市不是越大越好:太大就成了浪费的库存山,太小就频繁缺货。它的价值正在于这个被精心计算过的"刚刚好"。
A supermarket is the spring of a pull system: it spends a small, capped slice of inventory to buy upstream and downstream the freedom to stop being lock-step.
Three numbers set its temperament — max stock (how much the shelf holds), reorder point (when to fire the next order), and safety stock (the cushion against late deliveries). The reorder point must cover the expected pulls during the lead time; safety stock must cover the variation in both demand and lead time.
Bigger is not better: oversize the shelf and it becomes a wasteful pile; undersize it and you stock out constantly. The value lives in that carefully calculated "just right."
常见误用Common Mistakes
超市越摆越大当仓库用。超市是有上限的缓冲;上限失控就退化成传统库存堆积。
Letting the supermarket grow into a warehouse. A supermarket is a capped buffer. The moment the cap slips, it degenerates back into a traditional stockpile.
再订货点拍脑袋定。ROP ≈ 提前期内平均消耗加安全库存,要按真实提前期和波动算。
Picking the reorder point by gut feel. ROP ≈ average demand during the lead time + safety stock — compute it from the real lead time and the real variation, not a guess.
给海量、不常用的料号都建超市。超市适合需求相对稳定、常用的料;长尾低频料更适合按单拉动。
Building a supermarket for every long-tail SKU. Supermarkets fit relatively stable, frequently used parts. Low-volume, long-tail items are better served by make-to-order pull.
