丰田有个比喻:与其像兔子一样狂奔再睡觉,不如像乌龟一样匀速不停。 客户要货忽多忽少,是天性;但若工厂跟着忽快忽慢,每次冲刺都要紧急加人、加班、催料,每次低谷又人闲机停 —— 浪费在波动的波峰和波谷里两头烧钱。平准化的智慧是:用一点成品库存当海绵,把客户那条锯齿状的需求曲线, 吸收成产线这边一条近乎水平的生产曲线。产线稳了,给它供料的上游供应商也跟着稳 —— 一条平线,安抚了整条链。 Toyota has a saying: better to be the tortoise that plods at a steady pace than the hare that sprints, then naps. Customers will always order in lumps. But if the factory races and rests with them, every sprint demands emergency labor, overtime, and expedited parts, while every lull leaves people and machines idle — money burned on both peaks and valleys of the swing. The wisdom of heijunka: use a small finished-goods buffer as a sponge, soaking up the jagged customer-demand curve so the line itself runs a near-flat production curve. A steady line keeps its suppliers steady too — one flat line calms the whole chain.

2 混流排序:不是 AAABBB,而是 ABABAB Mixed-Model Sequencing: Not AAABBB, but ABABAB

平准化不只平"数量",还平"品种":与其先把 A 做完一大批再做 B(上排,成批),不如A B A B 交替均匀做(下排,混流)。这样任一时刻每种产品都有一点点产出,对每种零件的领用也变得平稳 —— 这正是 SMED 缩短换模后才做得到的事。 Leveling smooths not only volume but also mix: rather than running a big batch of A and then a big batch of B (top row, batched), alternate A B A B in a steady rhythm (bottom row, mixed-model). Every product has a little output at every moment, and component pull becomes steady too — exactly the thing SMED's faster changeovers make economical.

3 现实里的平准化 Heijunka in the Real World

混流生产:同一条总装线上轿车、SUV 按比例交替下线,而不是这周全做轿车、下周全做 SUV。 Mixed-model production: the same assembly line alternates sedans and SUVs in fixed ratios — instead of a sedan-only week followed by an SUV-only week.
稳定供应链:上游看到的是平稳订单,无需为应付高峰而囤积或紧急加班,整链成本下降。 Stable supply chain: suppliers see a flat order pattern, so they never need to hoard inventory or run emergency overtime — chain-wide cost drops.
削减波动放大:平准化是对抗牛鞭效应的源头手段 —— 终端不放大波动,上游就不被放大。 Kill amplification at the source: heijunka is the upstream cure for the bullwhip effect — if the downstream end does not amplify, neither does anyone else.
均衡排产:用 Heijunka box(平准化箱)按节拍把品种与数量均匀派发到一天的各个时段。 Level scheduling: the heijunka box drops kanban cards at takt intervals, distributing both mix and volume evenly across the day.

The price is a small finished-goods buffer; the prize is upstream that no longer over-staffs, over-stocks, or over-overtimes to chase the peaks — and those are the big wastes. It levels both volume (shave the peaks, fill the valleys) and mix (mixed-model ABABAB). Heijunka, SMED, pull, and cells lock together: fast changeovers make mixed-model viable, mixed-model makes pull steady, pull keeps amplification from ever starting.
常见误用Common Mistakes
把平准化当成"按预测大批量生产"它是用小缓冲熨平波动,不是凭预测囤积。 Treating heijunka as "build to forecast in big batches". It is a small buffer ironing out swings, not a forecast-driven stockpile.
只平数量,仍然成批做 AAABBB还要平品种,混流 ABABAB,让上游领用也平稳。 Leveling volume only, while still batching AAABBB. Level the mix too — run ABABAB so component pull stays steady upstream.
换模没缩短就硬上混流先做 SMED 把换模降下来,混流才有经济性。 Forcing mixed-model before changeovers are short. Do SMED first — only then does mixed-model production pay back.
