老式工厂按"机器种类"分区:所有车床一间屋、所有铣床一间屋。一个零件要被推着在屋与屋之间奔波几百米, 中间堆满在制品,没人知道整条流程到底卡在哪。丰田的解法是按"零件的旅程"重排设备 —— 把它依次要经过的机床挨着摆成一个 U。零件走最短路径,工人站在 U 的内圈,转个身就够到相邻两台机器; 进出口同在一端,放进毛坯、取走成品、补料都在原地完成。一个 U,就是一条微缩的流水线。 Old-school plants grouped equipment by machine type — all lathes in one room, all mills in another. A single part was pushed hundreds of meters between rooms, with work-in-process piled up in between and nobody sure where the flow was actually stuck. Toyota's fix was to re-arrange equipment around the part's journey — place the machines it visits, in order, side by side around a U. The part takes the shortest path, the operator stands on the inside of the U and reaches two neighboring machines just by turning. With the in-feed and out-feed at the same end, loading blanks, unloading finished parts, restocking all happen in one spot. A U is a miniature flow line.

排成直线时,工人巡完一圈得从头走到尾再原路走回起点补料 —— 往返距离几乎翻倍,进出口分处两端,物料和人都白跑路。这正是 U 型布局省下的差距。 In a straight line, the operator finishes the loop, then has to walk all the way back to restock — the round-trip is nearly double. In-feed and out-feed sit at opposite ends, so both the part and the person waste motion. That gap is exactly what the U layout saves.

3 现实里的单元设计 Cell Design in the Real World

多机操作:一人照看 3 至 6 台半自动设备,趁机器自动循环时去装卸下一台,人不空等、机不空转。 Multi-machine handling: one operator tends 3 to 6 semi-automatic machines, loading the next one while the previous is on its auto-cycle — the person never waits, the machine never idles.
柔性产线:需求涨了往单元里加人,需求降了减人,U 型布局让加减人不必重排设备。 Flexible line: demand goes up — add operators to the cell; demand drops — pull operators out. The U layout lets you flex headcount without rearranging the machines.
人员效率:走动与等待是纯浪费,缩短巡回路径直接提升每个工人的增值时间占比。 Labor efficiency: walking and waiting are pure waste. Shortening the loop directly raises every operator's value-added time ratio.
按节拍配人:算出 Takt 后,按节拍决定单元里放几个人,让产出刚好跟上客户需求节奏。 Staff to Takt: once Takt is known, the beat dictates how many operators the cell needs, so output lands exactly on customer demand.

单元设计的精髓不是"摆成 U 这个形状",而是按零件的流动重排资源:让物料走最短路径、让一个人能照看一整圈、让进出口归一处。 于是加人减人无需重排设备(柔性),走动浪费被压到最低(效率),在制品无处堆积(流动)。 U 是结果,让流动决定布局才是原因。 The essence of cell design isn't "make the shape a U" — it's re-arranging resources around the part's flow: shortest path for material, one operator covers one whole loop, in and out at one place. What follows: add or remove operators without re-laying-out machines (flexibility), walking waste pushed to a minimum (efficiency), no room for WIP to pile up (flow). The U is the effect; letting flow dictate layout is the cause.
常见误用Common Mistakes
摆成 U 形却让人困在一台机器旁单元的意义是一人多机巡回,否则只是换了个排法。 Shaping the line into a U but pinning one operator to one machine. The whole point of a cell is multi-machine handling on a loop — otherwise you've just rearranged the furniture.
进出口分在 U 的两端进出口同端,补料、换人、节拍管理才省走动。 Putting in-feed and out-feed at opposite ends of the U. Same-end in & out is what makes restocking, shift change, and Takt management low-motion.
按机器种类分区、追求单机满负荷按零件流动排布,宁可机器偶尔等人,也别让在制品堆积。 Grouping by machine type and chasing single-machine utilization. Lay out around the part's flow — better to let a machine wait briefly than to let WIP pile up.
