丰田有个著名的比喻:库存就像河里的水。水位高的时候,水底的石头(设备故障、质量缺陷、换型慢)全被淹没,看不见也碰不着,工厂照样运转。
精益的做法,是故意把水位降下来 —— 减少库存、推行一个流。水一浅,石头立刻露出水面,磕磕碰碰逼你不得不处理。
所以连续流"一停全停"不是事故,而是设计出来的警报系统:让问题无处藏身,让改善变成必须。
Toyota's famous metaphor: inventory is the water in a river. When the water is high, the rocks on the bottom — machine breakdowns, quality defects, slow changeovers — stay hidden, never touched, and the plant keeps running on top of them.
The lean move is to deliberately lower the water: cut inventory and run one-piece flow. The instant the water drops, every rock breaks the surface and starts scraping the hull, forcing you to deal with it.
So when continuous flow "stops everything when one thing stops," that is not a failure — it is a deliberately engineered alarm system that gives problems nowhere to hide and makes improvement mandatory.
1 一条产线,工件逐个流过 One Line, Parts Flowing Through One by One
流动顺畅Flowing蓝点是工件,从左到右流过四道工序。各道周期相等时,河水般顺畅;一旦把某道调慢,它前面堆成一团(堵车),后面空空荡荡(饿死)。 Each blue dot is a part flowing left to right through four stations. When all four cycle times are equal the line moves like a river; the moment one slows down, it jams up in front (a traffic jam) and empties out behind (starvation).
2 各工序周期:瓶颈一眼看穿 Cycle Time per Step: Spot the Bottleneck
每根柱子是一道工序的周期时间。最高的那根就是瓶颈,它一个人决定了整线的产出速度 —— 木桶能装多少水,由最短的那块板决定。 Each bar is one station's cycle time. The tallest bar is the bottleneck — by itself it sets the throughput of the whole line, the same way the shortest stave decides how much water a barrel can hold.
3 现实里的连续流 Continuous Flow on the Shop Floor
U 型单元:把工序围成 U 形,工件不落地直接传递,一人多机、流动顺畅,搬运几乎归零。
U-shaped cell: Arrange the operations in a U, hand parts off without them touching the floor, run one operator across multiple machines — flow is smooth and material handling drops to almost zero.
节拍平衡:把各工序周期拉到接近相等(线平衡),消除瓶颈,让流不堵不饿。
Line balancing: Pull every cycle time close to the same value, remove the bottleneck, and the line neither jams nor starves.
暴露瓶颈:一个流让最慢的工序无所遁形,改善资源精准投向它,而非平均撒胡椒面。
Exposing the bottleneck: One-piece flow leaves the slowest station nowhere to hide. Improvement effort gets aimed at it precisely, instead of being sprinkled across the line.
减少搬运:工序紧挨着流,省掉中间货架、叉车、二次入库,搬运浪费大幅下降。
Less material handling: With stations packed tight against each other, the intermediate racks, forklifts, and second put-aways all disappear — transportation waste drops sharply.
一句话In One Line
连续流的产出,永远等于最慢工序的速度,再快的工序也只能干等 —— 这就是瓶颈法则。
所以提升整线产能,不是让每个人都拼命,而是死磕那一道瓶颈。
而一个流真正的价值,是它把库存这层缓冲拿掉后,让瓶颈和问题立刻浮现、立刻刺痛你 —— 没有库存替你遮丑,改善就成了唯一出路。
顺畅的流,不是靠堆库存堆出来的,是靠平衡和改善磨出来的。
The throughput of any continuous flow line always equals the speed of its slowest station; every faster station just sits and waits. That is the bottleneck rule.
So you do not raise capacity by pushing everyone harder — you raise it by attacking that one bottleneck with everything you have.
The real value of one-piece flow is that, once it strips away the inventory buffer, the bottleneck and every other problem surface immediately and sting. No inventory to cover for them, so improvement becomes the only way out.
Smooth flow is not stacked up out of inventory; it is ground out through balance and kaizen.
常见误用Common Mistakes
用堆库存来掩盖瓶颈,假装流很顺。降库存让石头露出来,正面解决瓶颈。
Piling inventory on top of the bottleneck to fake a smooth flow. Lower the inventory, let the rocks show, and attack the bottleneck directly.
逼非瓶颈工序加班加点拼产量。非瓶颈再快也没用,集中火力打瓶颈。
Forcing overtime at non-bottleneck stations to chase output. Speeding up a non-bottleneck buys you nothing — point every resource at the bottleneck.
各工序周期差很多就硬上一个流。先做线平衡,把周期拉齐再连续流。
Forcing one-piece flow while cycle times are still wildly uneven. Balance the line first — pull the cycle times together, then turn on continuous flow.
