Origin Story · The Zig-Zag at the Bottom of the VSM
上世纪 90 年代,丰田的 大野耐一 有句名言:"我们做的,就是盯着从客户下单到收钱这段时间,把里面不增值的浪费一点点拿掉。"
后来 Rother 与 Shook 在《学习观察》里把这句话画成了图 —— 在价值流图最底部,加一条高低交替的时间梯。
高的台阶标处理时间,低的台阶标等待时间。第一次画出来的工厂常常震惊:增值只有几分钟,前置时间却是好几天。
那条长长的下台阶,就是改善最该下手的地方。
In the 1990s, Toyota's Taiichi Ohno famously said: "All we are doing is looking at the timeline from the moment the customer gives us an order to the point when we collect the cash, and reducing that timeline by removing the non-value-added wastes."
Mike Rother and John Shook later turned that sentence into a picture in Learning to See — a zig-zag time ladder at the bottom of every value stream map.
High steps mark processing time, low steps mark waiting time. The first time a plant draws one, the room goes silent: VA is a few minutes, lead time is several days.
That long low step is exactly where improvement should aim first.

3 现实里的前置时间梯 The Lead Time Ladder in the Real World
前置时间分解:把交期拆成增值与等待两笔账,客户等的天数终于有了去处,不再是一团糊涂。
Lead time decomposition: split delivery time into VA and waiting buckets — those customer-waiting days finally have an address instead of being a fog.
暴露等待浪费:那条长长的下台阶,就是在制品堆积、批量搬运、瓶颈排队 —— 最肥的改善靶子。
Exposing wait waste: that long low step is where WIP piles up, batches get hauled around, and parts queue behind the bottleneck — the fattest improvement target on the map.
流程效率 KPI:制造业常低于 5%、办公流程常低于 1%。一个简单数字,立刻让管理层坐不住。
PCE as a KPI: manufacturing typically sits below 5%; office and service processes often below 1%. One simple number is usually enough to get leadership out of their chairs.
改善聚焦等待:与其逼工人把 8 分钟压到 7 分钟,不如砍掉那 6 小时的排队 —— 杠杆大上百倍。
Aim improvement at waiting: instead of pushing the operator from 8 minutes to 7, cut the 6-hour queue — the leverage is literally a hundred times larger.

人天生盯着看得见的加工,于是改善总往上台阶使劲:换更快的机器、逼工人提速。
可时间梯告诉你真相 —— 钱不是耗在加工上,而是耗在工件躺着没人管的下台阶上。
把等待砍掉,前置时间能从几天压到几小时,而增值时间一秒都不用变。
这就是精益的核心视角:缩短前置时间,靠的是消灭等待,不是加快干活。
Humans instinctively stare at the work they can see, so improvement keeps pounding the high steps — faster machines, faster operators.
The time ladder tells the honest story — your money isn't burning on processing, it's burning on the low steps where the part sits forgotten.
Kill the waiting and lead time drops from days to hours while VA time doesn't move one second.
That's the core Lean lens: to shrink lead time, eliminate waiting — don't try to work faster.
常见误用Common Mistakes
只优化上台阶的加工速度。先砍掉占比 90% 以上的等待,杠杆大得多。
Optimizing only the high steps (processing speed). Attack the 90%+ that is waiting first — that's where the leverage lives.
把前置时间和处理时间画等号。前置时间 = 处理 + 等待,绝大头是等待。
Treating lead time and processing time as the same thing. Lead time = processing + waiting, and the waiting term is overwhelmingly the larger one.
画完时间梯就收工,不算流程效率。算出那个百分比,才知道改善空间有多大。
Drawing the ladder and stopping there without computing PCE. Calculate the percentage — that single number tells you how much room for improvement actually exists.
