大野耐一在丰田车间归纳出七大浪费:过量生产、等待、搬运、过度加工、库存、动作、不良。 他的视角极其朴素却革命性 —— 价值只能由客户定义:客户为"车能开"付钱, 绝不为"零件在仓库躺了三周"付钱。于是任何不增加产品价值的活动,都是浪费。 精益的全部使命,就是把红色的纯浪费消灭,把黄色的必要浪费压缩,让绿色的增值显出来 Standing on the Toyota shop floor, Ohno distilled seven wastes: overproduction, waiting, transport, over-processing, inventory, motion, and defects. His angle was painfully simple but revolutionary — value is defined only by the customer. The customer pays for "the car runs," not for "the part sat in a warehouse for three weeks." Anything that doesn't add value to the product, by definition, is waste. The entire mission of Lean is to kill the red pure waste, squeeze the yellow necessary waste, and let the green value-added stand out.

上条是初始状态(VA 常 < 5%),下条是你消除浪费后的状态。注意:消除纯浪费不改变绿色的绝对长度,却让它在更短的总时间里占比飙升 —— 速度与效率同时改善。 Top bar is the initial state (VA is usually < 5%). Bottom bar is the state after you remove waste. Note: killing pure waste does not change the absolute length of the green, but it makes that green a much larger slice of a much shorter timeline — speed and efficiency improve together.

3 现实里的增值判断 Calling VA in the Real World

七大浪费:过量生产、等待、搬运、过度加工、库存、动作、不良 —— 红色段的来源清单。 The seven wastes: overproduction, waiting, transport, over-processing, inventory, motion, defects — the source list for every red block.
流程效率:VA% 是衡量价值流健康度的核心指标,世界级工厂也常只有两位数百分比。 Process cycle efficiency: VA% is the headline indicator of value-stream health. Even world-class plants usually sit in the double digits, not the nineties.
改善优先级:先灭纯浪费(红,零成本),再压必要浪费(黄,要投资),别先动绿色。 Improvement priority: kill pure waste first (red, free), squeeze necessary waste second (yellow, costs money), and leave green alone until last.
客户视角:判断一项活动是否增值,唯一标准是"客户愿不愿意为它单独付钱"。 Customer perspective: the only test for value is "would the customer pay for this activity on its own?" If not, it's waste.

提高 VA% 有两条路:把绿色做长,或把红黄做短。几乎永远是后者更划算 —— 消除纯浪费不花一分钱,却同时缩短交期、降低成本、提升质量。 这就是精益的反直觉之处:不是让工人"更努力地增值",而是把他们困在浪费里的时间还给他们。 区分这三类活动,是所有精益改善的第一步,也是最重要的一步 Two ways to raise VA%: make the green longer, or make the red and yellow shorter. The second path is almost always the better deal — killing pure waste costs nothing yet cuts lead time, lowers cost, and lifts quality all at once. That's the counter-intuitive heart of Lean: don't push operators to "add value harder" — give them back the time waste is stealing. Telling the three buckets apart is the first and most important step of every Lean improvement.
常见误用Common Mistakes
从企业视角定义价值价值由客户定义 —— 客户不愿为它付钱,就是浪费。 Defining value from the company's point of view. Value is defined by the customer — if they wouldn't pay for it, it's waste.
把必要非增值当成增值检验、搬运是必要浪费(黄),要压缩而非美化成增值。 Calling necessary NVA "value-added". Inspection and transport are necessary waste (yellow). Squeeze them — don't re-label them as VA.
只盯着让工人增值更快先消灭红色纯浪费,零成本就能大幅提升 VA% 与交期。 Obsessing over making operators add value faster. Kill the red pure waste first — it costs nothing and lifts both VA% and lead time dramatically.
