丰田生产方式之父 大野耐一 常把新人拉到车间,在地上画一个圈,让他站进去观察半天 ——
"你要亲眼看见产品是怎么流动的"。他发现真正的浪费不在工人手脚的快慢,
而藏在工序与工序之间的库存堆里:一个零件可能加工只要几分钟,却在中间仓库躺了好几天。
门到门,就是逼你抬头看全程,而不是低头抠一个工位。
The father of the Toyota Production System, Taiichi Ohno, would pull a new engineer onto the shop floor, chalk a circle on the ground, and order him to stand inside it for half a day —
"see for yourself how the product actually flows." What he kept finding was that the real waste was never in how fast operators moved their hands;
it was hidden in the inventory piles sitting between stations. A part might be machined in minutes, then lie in a buffer for days.
Door-to-door forces you to lift your head and look at the whole path, instead of squeezing one workstation.

把总前置时间拉成一条 —— 绿色是真正在加工的增值时间,黄色是在库存里排队的等待时间。绝大多数工厂,绿色细得几乎看不见。 Stretch the total lead time into a single bar — green is true value-add processing, yellow is time queued up in inventory. In most factories the green slice is so thin you can barely see it.

改善起点:所有价值流改善都从一张门到门图开始,先有全貌才谈得上优化。

一个产品的命运,90% 以上的时间不是在被加工,而是在两道工序之间排队。
所以精益从不先问"怎么让机器更快",而是先问"怎么让库存堆变矮、让产品别再排队"。
门到门图就是把这条河完整画下来 —— 下一页,我们给它加上标准符号,正式变成 VSM。
"Fast" at a single station is local optimization. Door-to-door asks the real question: how long does a product take to cross the entire river?
For more than 90% of its life inside the plant, a unit is not being processed — it is queued between stations.
That is why lean never asks "how do we make the machine faster" first. It asks "how do we make the inventory pile shorter and stop the product from queuing".
The door-to-door map draws that river end to end — and on the next page we add the standard symbols and turn it into a proper VSM.
常见误用
Common Mistakes
只盯一个工位拼命提速。先画完整门到门,再决定优化哪一环才有全局意义。
Tunneling on one workstation and pushing it faster. Map the whole door-to-door first; only then does optimizing any single step make sense system-wide.
把库存当资产忽略不计。库存等于排队时间,是前置时间暴涨的元凶,必须画出来。
Treating inventory as an asset you can ignore. Inventory equals queue time — the prime driver of bloated lead times. Draw every pile.
坐在会议室拍脑袋画图。亲自走车间"现地现物",数据来自现场而非报表。
Drawing the map from a conference room based on gut feel. Walk the shop floor — genchi genbutsu. Numbers come from the gemba, not from a spreadsheet.
