Origin Story · Pareto and Juran's Vital Few
In 1896 the Italian economist Vilfredo Pareto noticed a strange regularity in the land registry: about 80% of Italy's land was owned by roughly 20% of its people. Half a century later, quality pioneer Joseph Juran carried that pattern from economics onto the shop floor and coined the phrase —— defects come from the vital few and the trivial many: 80% of problems usually trace back to 20% of causes. That's how the Pareto chart was born: bars for each category sorted tallest first, overlaid with a cumulative percentage line. Where that line crosses 80%, everything to its left is the vital few to attack first. Resources are never enough — this chart answers "which one do I hit first?"

Descending bars + cumulative line = Pareto chart

80%Top 2 cover 80%

How to Read It and Use It

Always descending: bars must run tallest to shortest, or the cumulative line means nothing. An unsorted Pareto chart is broken.
The 80% cut: where the red line crosses 80%, everything to its left is the vital few — fixing those first delivers the best ROI.
It doesn't have to be 80/20: 90/10 or 70/30 is still Pareto. What matters is that the distribution is uneven and the few are worth focusing on.
Weight matters: 10 minor stoppages vs 1 catastrophic outage can't be ranked by count alone — sort by frequency × severity when impact is uneven.

Pareto in the Real World

The 80/20 rule: 80% of revenue comes from 20% of customers; 80% of inventory value sits in 20% of SKUs. The same uneven pattern shows up everywhere in business.
The vital few: Juran's core idea and the first chart drawn in the Six Sigma Analyze phase — it pins down where to concentrate fire.
Defect prioritization: defect types, customer complaints, code bugs, downtime causes — sort them descending and the highest-ROI fix is obvious.
Juran's reach: he carried Pareto out of economics and into quality management, making "go after the vital few" a shared language in factories worldwide.
一句话In One Line
Resources are always scarce — spreading them evenly is waste. The Pareto chart answers "which one do I hit first?" in a single picture: lock on to the two or three tallest bars and you've already captured 80% of the win. It's the first chart in the Six Sigma Analyze phase and the universal yardstick for everyday prioritization —— customer complaints, defect types, inventory SKUs, code bugs, all of it.
Common Mistakes
Bars not in descending order → the cumulative line stops meaning anything. Always sort tallest to shortest first.
Too many tiny categories (15–20 of them). Roll small ones into "Other" and keep 6–10 bars.
Counting frequency only. High-frequency nuisances vs low-frequency disasters need impact-weighted ranking.
