Origin Story · The Final Two Trees of the Thinking Process
物理学家出身的 Goldratt 设计了一整套「思维过程(Thinking Process)」来回答变革的三连问:改什么、改成什么、怎么改。
前面的现状树、消雾图、未来树解决了前两问;轮到「怎么改」,他给出最后两棵树——必备树排出克服障碍的顺序,
转换树落到每一步的具体动作。他的洞见很朴素:人不是不想达成目标,而是被一连串「可是我没法……除非先……」的障碍卡住。
把这些「除非」摊开排好,雄心就变成了可以一步步踩上去的台阶。
Goldratt, a physicist by training, built the full Thinking Process to answer the three change questions: what to change, what to change to, how to cause the change.
The Current Reality Tree, the Evaporating Cloud, and the Future Reality Tree cover the first two. For "how to change", he hands you the final two — the Prerequisite Tree sequences the order of obstacles,
the Transition Tree drops to the concrete actions per step. His insight is almost boring: people aren't lazy about their goals — they're blocked by a chain of "I can't, unless first I …" obstacles.
Lay those "unless" clauses out in order, and ambition becomes a staircase you can climb a step at a time.

2 两棵树各管一段:从「做什么」到「怎么做」 Two Trees, One Handoff: From "What" to "How"
必备树 PRT:回答要克服哪些障碍、按什么顺序。产出是一串有先后的中间目标(里程碑)——「先有了 A,才谈得上 B」。
Prerequisite Tree (PRT): answers which obstacles, in what order. The output is a sequenced chain of intermediate objectives — "you don't get to B until A is in place".
转换树 TT:回答每一步具体怎么做。把每个里程碑展开成行动序列——「为达成 B,先做①,再做②」,落到能排进日程的动作。
Transition Tree (TT): answers how each step actually gets done. Each milestone unrolls into an action sequence — "to hit B, do step ①, then step ②" — down to things you can drop into the calendar.
3 现实里的 PRT 与 TT PRT & TT in the Real World
变革落地:明知该改,却推不动——多半是没把「除非先……」的障碍排序。PRT 让阻力变成可逐个攻克的里程碑。
Making change stick: you know what to fix but can't move — usually because the "unless first …" obstacles were never sequenced. PRT turns the resistance into milestones you can tackle one at a time.
行动计划:把模糊的「我们要数字化」拆成有序中间目标 + 每步动作,团队才知道这周该干嘛。
Action planning: take a slogan like "let's go digital" and break it into ordered intermediate objectives with concrete actions — only then does the team know what to do this week.
克服障碍排序:障碍常常互相依赖。先认清依赖再动手,避免在没地基的地方盖楼。
Sequencing obstacles: obstacles usually depend on each other. Map the dependencies first, then act — don't build the second floor before the foundation.
思维过程收尾:改什么(现状树)→ 改成什么(消雾图+未来树)→ 怎么改(PRT+TT),闭环到此完成。

People aren't short on willpower — they're pinned down by a chain of "I can't, unless first …". The whole point of the Prerequisite Tree is to take those silent "unless"-clauses,
surface them, link them into a dependency chain, and sort them in order — ambition becomes a staircase, every rung a named intermediate objective.
The Transition Tree adds the "and here's how you actually take this step".
Together they push change from a slogan into concrete moves you can put on next week's calendar.
常见误用Common Mistakes
把障碍当任务列表,不排顺序。PRT 的核心是依赖与先后——先搬地基,再砌上层。
Treating obstacles like a flat to-do list with no sequence. The whole point of a PRT is dependency and order — clear the foundation first, then go up.
只列里程碑,不给具体动作。里程碑是「到哪」,TT 补「怎么走」,缺一步就落不了地。
Listing milestones without concrete actions. Milestones are "where to land"; the TT supplies "how to walk there". Skip either side and nothing ships.
把它当一次性文档,画完就锁死。障碍会随进展变化,PRT/TT 要随执行滚动更新。
Freezing it as a one-shot deliverable. Obstacles shift as you make progress — the PRT and TT should roll along with execution.
