Origin Story · Don't Compromise, Evaporate
Eliyahu Goldratt 观察到:大多数长期纠缠的难题,本质是一对慢性冲突 —— 既要又要,看似只能妥协。
但妥协意味着双方都不满意,问题还会卷土重来。他主张:冲突之所以存在,是因为我们默认了一些未经检验的假设。
蒸发云(也叫冲突消解图)逼你把假设一条条写出来,再问"它一定成立吗?"。
一旦某条假设被打破,一个让双方需求同时满足的方案(他称之为"注入")就浮现了 —— 冲突不是被压下去,而是蒸发了。
Eliyahu Goldratt noticed that most long-running problems are really a chronic conflict — wanting two things at once and seeming forced into compromise.
But compromise leaves both sides unsatisfied, and the problem comes right back. His claim: the conflict persists only because we've quietly accepted some unchallenged assumptions.
The Evaporating Cloud (a.k.a. the Conflict Resolution Diagram) forces you to write those assumptions down one by one and ask, "does this really have to hold?"
The moment one assumption falls, a solution that satisfies both needs at the same time — what Goldratt called an injection — becomes visible. The conflict isn't suppressed; it evaporates.

库存 vs 交期:假设"快交付必须囤货"被 TOC 拉动补货打破 —— 中央仓高频小批补货,两者兼得。
Inventory vs. lead time: the assumption "fast delivery requires big stock" breaks under TOC pull replenishment — a central warehouse running high-frequency small replenishments delivers both.
成本 vs 质量:假设"高质量必然高成本"被一次做对、防错设计打破,返工降了成本反而更低。
Cost vs. quality: "higher quality must cost more" falls to right-first-time and poka-yoke design — rework drops, and total cost actually goes down.
谈判破局:双方各执立场,挖到背后真实利益(需求),常能找到立场之外的第三方案。
Negotiation breakthroughs: both sides dig in on positions; surface the real interests (needs) behind those positions and a third option outside both stances usually appears.
个人两难:工作 vs 家庭、稳定 vs 冒险,把它当云画出来,挑战"非此即彼"这个最大假设。
Personal dilemmas: work vs. family, security vs. risk — draw them as a cloud and the biggest assumption to challenge is usually "it has to be one or the other".

妥协是"双方都不满意",蒸发是"双方都满意"。两者的分水岭在于:你是在冲突的两个行动之间硬选,
还是回到上游去挑战那条让冲突成立的假设。蒸发云的精髓不在画框,而在那句永远要问的话 ——"这条假设,一定成立吗?"
它回答 TOC 三问的第二问"改成什么" —— 找到那个让冲突蒸发的注入方案。这个方案能否真把问题翻盘,要靠下一页的未来现实树去验证。
Compromise leaves both sides unhappy; evaporation makes both sides whole. The dividing line is whether you force a choice between the two opposing actions
or go upstream and challenge the assumption that lets the conflict exist in the first place. The essence of the Evaporating Cloud isn't the drawing — it's the question you have to keep asking: "does this assumption really have to hold?"
It answers Goldratt's second question, "what to change to" — the injection that makes the conflict evaporate. Whether the injection actually flips the situation is what the Future Reality Tree on the next page is there to test.
常见误用Common Mistakes
直接在 D 和 D′ 之间折中,各退一步了事。回上游挑战假设,找一个让 B 和 C 同时满足的注入方案。
Settling for a compromise between D and D′, with each side giving up something. Walk back upstream and challenge the assumptions to find an injection that satisfies both B and C at the same time.
把"需求"和"行动"混为一谈,写成两个解决方案对打。需求是"为什么要",行动是"具体做什么",分清才挑得对假设。
Confusing "needs" with "actions" and ending up with two pre-baked solutions duelling. A need is "why we have to" — the action is "what we'd actually do". Keep them separate or you'll challenge the wrong assumption.
共同目标定得太空,比如"让公司更好"。A 要具体到双方都真心认同,否则整朵云没有根基。
Writing a common objective that's too vague, like "make the company better". A has to be concrete enough that both sides genuinely buy in, otherwise the whole cloud has no foundation.
