物理学家出身的 Eliyahu Goldratt 写完小说《目标》后发现:管理者最大的痛苦不是不会算,而是不知道该改什么。
于是他提出一套思维过程(Thinking Processes)来回答三个问题 ——"改什么""改成什么""怎么改"。
当前现实树正是回答第一个问题的工具:它不是头脑风暴清单,而是一张经得起逻辑检验的因果地图,
用严格的"如果 A 那么 B"把零散症状织成一棵树,逼你看见藏在最底下的那个核心矛盾。
Eliyahu Goldratt, a physicist by training, finished writing The Goal and realized that the manager's deepest pain isn't bad math — it's not knowing what to change.
So he built the Thinking Processes to answer three questions: "what to change", "what to change to", and "how to cause the change".
The Current Reality Tree answers the first question. It's not a brainstorming list — it's a causal map that has to survive logical scrutiny,
stitching scattered symptoms into a tree with strict "if A then B" links, forcing the core conflict at the bottom into view.

工厂诊断:交期延、库存高、加班多看似三件事,CRT 往往追到"以本地效率为考核"这一个政策病根。
Plant diagnosis: late deliveries, high inventory, and chronic overtime look like three problems, but the CRT usually traces them to a single policy root — "local efficiency as the only KPI".
经营复盘:销售额停滞、回款慢、新品难产,向下追常常落到"产品组合与销售激励错配"。
Business review: flat revenue, slow collections, and stalled new products often share one root — a misalignment between the product mix and the sales incentive scheme.
系统思考:复杂问题里把"症状"和"原因"分清,避免头痛医头、脚痛医脚的救火循环。
Systems thinking: in any complex problem, separating symptoms from causes is how you escape the whack-a-mole loop of fixing pain wherever it shows up.
项目立项:在动手解决前先确认"改什么",把有限资源压到那个能解一片的核心矛盾上。
Project framing: settle "what to change" before launching anything. Concentrate scarce resources on the one core conflict that, once solved, takes a whole batch of UDEs with it.

症状是一片,病根是一点。当前现实树的力量不在于画得多漂亮,而在于它用因果逻辑而非直觉把你从"满屏毛病"逼到"少数核心问题"。
一旦你看清那个核心问题制造了七八成的不良效应,资源该往哪压、先改什么,答案就不证自明了。
它回答 TOC 三问的第一问 ——"改什么"。下一步"改成什么",要靠后面的蒸发云与未来现实树。
Symptoms are a forest, the root is a single trunk. The power of the CRT isn't in pretty drawing — it's in forcing causal logic instead of intuition to drive "everything's broken" down to "a few core problems".
Once you can see that one core problem manufactures 70–80% of the UDEs, where to push resources and what to fix first becomes self-evident.
CRT answers the first of Goldratt's three questions — "what to change". The next step, "what to change to", belongs to the Evaporating Cloud and the Future Reality Tree.
常见误用Common Mistakes
当成头脑风暴清单,把症状随手堆一堆就完事。每条箭头都要过"如果……那么……"的逻辑检验,能被质疑。
Treating it as a brainstorming dump — piling symptoms on a wall and calling it done. Every arrow has to survive an "if…then…" sufficiency test and stand up to challenge.
把症状当病根,看见"库存高"就直接砍库存。继续向下追,直到再也问不出"为什么"的那个核心问题。
Confusing a symptom for the root — seeing "high inventory" and immediately slashing stock. Keep asking "why" downward until you hit the core problem you can no longer drill below.
追到外部就甩锅,归因到"市场不好、客户太难缠"。聚焦自己能改变的政策与假设,否则树画了也无从下手。
Stopping at external blame — "the market is weak, customers are unreasonable". Drive the tree into policies and assumptions you actually control; otherwise the diagram is just decoration.
