With the project buffer in place, Goldratt still needed the last piece: how to manage it. Traditional project tracking obsesses over
"is each task on schedule?", which floods you with local progress reports and hides the whole. Critical Chain swaps the monitored variable —
watch only how fast the buffer is being eaten. Plot buffer penetration against chain progress, split it into green, yellow, and red bands,
and you get something as readable as a car dashboard. Green = stay hands-off, yellow = prepare a plan, red = jump in. The PM stops
firefighting everywhere and only commits resources where it matters — that's the entire essence of buffer management.

横轴关键链完成度,纵轴缓冲消耗。绿/黄/红三色斜带是预警区。项目点应当贴着对角线走 —— 越早冲进红区,越说明缓冲烧得比进度快,要立刻干预。 X-axis: chain progress. Y-axis: buffer penetration. The green / yellow / red diagonal bands are the warning zones. The project dot should hug the diagonal — the earlier it climbs into the red band, the faster the buffer is burning relative to progress, and the sooner you need to step in.

健康监控:不盯单个任务进度,只盯缓冲消耗 vs 链完成,一张发烧图看清整个项目是不是要晚。
Health monitoring: stop chasing individual task progress — track buffer penetration against chain progress, and one fever chart tells you whether the whole project is heading for a slip.
三色预警:绿照常、黄做预案、红才行动,把注意力集中在真正有风险的项目上,不再无差别救火。
Three-zone alert: green = stay the course, yellow = prepare a plan, red = act. Attention concentrates on projects that are actually at risk instead of being scattered across every fire drill.
提前干预:进黄区就开始准备资源、识别瓶颈,等真红了直接出手,比死线前才发现要从容得多。
Intervene early: as soon as the bar hits yellow, line up resources and identify the bottleneck; the moment it goes red, deploy. Far calmer than discovering the slip the day before the deadline.

instead of a yes/no question answered on the deadline. It doesn't measure "how much is done" — it measures
whether the buffer is burning faster or slower than progress. Two projects both at 60% complete: 30% buffer used is green, 80%

常见误用Common Mistakes
缓冲一被消耗就立刻救火。绿区是设计来吸收波动的,进黄区再准备、进红区才行动。
Scrambling the moment any buffer is consumed. The green zone is built to absorb noise. Prepare in yellow, act only in red.
只看任务进度、不看缓冲。任务都"在做"也可能缓冲已烧光,必须盯缓冲消耗比。
Tracking task progress while ignoring the buffer. Every task can be "in progress" while the buffer is already empty. Watch the penetration-to-progress ratio.
把项目缓冲当弹性工期随意挪用。缓冲是健康信号源,乱挪就失去了预警能力。
