Origin Story · One Sentence That Overturned Cost Accounting
After The Goal appeared in 1984, Eli Goldratt went on to formalize Throughput Accounting — a direct shot at the cost-accounting orthodoxy that had run factories for a century. His point cut deep: traditional accounting books over-production as "asset growth", so managers pile up inventory to flatter the report — only to lock up cash and watch products go obsolete on the shelf. Goldratt insisted a company has only one goal — to make money — and three questions are enough to measure it: how fast is money coming in (T), how much is tied up (I), and how much is being spent to run the place (OE)? Those three rulers are still the bedrock of every TOC decision today.

The Cash Flow: T Flows In, OE Drains Out, the Rest Is Profit

Same 10% Effort — Grow T or Cut OE: Which Pays More?

T is sales minus material cost — there's essentially no ceiling on it. OE bottoms out at zero, and cutting past that simply breaks the company. So the ceiling on growing T sits far above the floor on cutting OE — exactly why TOC ranks "grow T" first.

T · I · OE T · I · OE in the Real World

Take the order or pass: chasing "unit cost" tends to kill low-price orders. TOC asks a different question — "does this order add T without adding OE?" If the constraint has slack, the extra T drops straight to net profit.
The inventory trap: finished goods piling up look like "assets" on the balance sheet. From the TOC lens they're frozen I — eating cash, dragging ROI down, and one obsolescence cycle away from a write-off.
Don't slash OE blindly: laying off the "non-producing" staff looks like an OE win, but it often cuts the very support around the constraint. T sags right after, and net profit ends up worse, not better.
Ranking capital projects: before buying a new machine, ask "how much extra T can the constraint deliver?" — not "how much labor does it save?" The ROI on growing T usually beats a labor-savings story by an order of magnitude.
一句话In One Line
有效产出会计把方向掰正:优先增 T(上限最高),同时压 I(释放现金、缩短周期、暴露问题),谨慎降 OE(别砍到约束)。 T, I, and OE aren't three isolated numbers — they're a language that forces you to look at the whole company. Cost accounting nudges you toward local optimization (keep this machine loaded, keep this worker busy) and the result is stacks of inventory and cash that never moves. Throughput accounting straightens the compass: grow T first (highest ceiling), squeeze I in parallel (cash freed, lead times shortened, hidden problems surfaced), and cut OE carefully (never into the constraint). On the next page we fold these three rulers into the full formulas for Net Profit (NP) and Return on Investment (ROI).
Common Mistakes
Treating "more production" as making money. Anything not sold is just I (inventory), not T. T is only booked at the moment of sale.
T。 Reaching for the OE knife at the first sign of trouble. OE bottoms out at zero — T has almost no ceiling. Think about how to grow T first.
Making decisions on allocated unit cost. Decide only on how the move changes total T, I, and OE — don't let allocated fixed cost steer the wheel.
