Origin Story · Why Toyota Was Afraid of Inventory
二战后的丰田没钱:买不起一大堆原料囤着慢慢用。大野耐一把这份"穷"逼成了哲学——
库存不是缓冲,而是掩盖问题的水位:水位(库存)一高,水下的礁石(质量缺陷、设备故障、流程不畅)就被淹没看不见。
于是丰田发明了 JIT(准时化),刻意把库存压到最低,让礁石露出来逼着改。
而衡量库存压得够不够薄的尺子,就是周转率和它的倒数 ADOH——
周转越快、ADOH 越短,说明现金转得越勤、问题藏得越少。这是精益里最"财务"的一条指标。
Post-war Toyota was broke — it simply couldn't afford to buy a giant pile of raw materials and burn through it slowly.
Taiichi Ohno turned that constraint into a philosophy: inventory isn't a buffer, it's a water level that hides problems.
Raise the water (stockpile) and the rocks below — quality defects, equipment breakdowns, broken flow — disappear from view.
So Toyota built JIT (Just-In-Time) to deliberately keep the water low, forcing the rocks to surface and demanding they be fixed.
The ruler for "is the water low enough?" is inventory turns and its reciprocal DOH:
faster turns and shorter DOH mean cash is moving harder and problems have nowhere to hide.
It is the most financially literal metric in all of Lean.

3 现实里的周转率 Turns in the Real World
现金流:库存压得越薄,占用资金越少,同样销量下现金回笼越快 —— 中小企业的命门。
Cash flow: Thinner inventory ties up less working capital and recovers cash faster at the same sales volume — the lifeline of any SMB.
JIT 降库存:丰田、戴尔靠极高周转率运转,库存几天就清空,几乎不囤货。
JIT in action: Toyota and Dell ran on extreme turns — stock cleared in days, almost nothing stockpiled.
行业对标:周转率随行业差异巨大——生鲜超市可达几十,重工业可能只有个位数,要和同行比。
Benchmark within your industry: Turns vary wildly — a fresh-grocery chain may hit dozens, heavy industry maybe single digits. Always compare like-for-like.
库存管理:ADOH 配合安全库存、补货策略,平衡"缺货风险"与"资金占用"两头。
Inventory policy: Pair DOH with safety stock and replenishment rules to balance stock-out risk against trapped capital on the other side.

会计把库存记在资产那栏,可精益看到的是被冻住、随时可能贬值或过期的现金。
周转率回答"这笔钱一年帮你赚了几趟",ADOH 回答"它平均被锁了多少天"——同一件事的两种说法(两者相乘恒为 365)。
但更深一层是大野耐一的洞见:高库存会淹没问题。
所以追周转率不只是抠财务,更是主动降低库存水位,逼着质量、设备、流程的礁石露出水面去解决。
Accounting books inventory as an asset. Lean sees frozen cash that can spoil, obsolete, or write down at any moment.
Turns answer "how many times did that money earn for you this year?"; DOH answers "how many days was it locked up?" — same thing, two languages (their product is always 365).
But the deeper insight is Ohno's: high inventory drowns problems.
So chasing turns isn't just bean-counting — it's deliberately lowering the water level so quality, equipment, and flow problems break the surface and get fixed.
常见误用Common Mistakes
用销售额(含毛利)当分子算周转。分子用销货成本 COGS,与库存口径一致才不虚高。
Using revenue (gross of margin) as the numerator. Use COGS — same cost basis as inventory — otherwise turns inflate artificially.
盲目追极高周转,库存压到缺货。周转与服务水平要平衡,缺货丢的单更贵。
Chasing turns until you stock-out. Balance turns against service level — a lost order costs more than the inventory you saved.
跨行业直接比周转率高低。生鲜与重工天差地别,只跟同行、跟自己的历史比。
